2f05e2db28 nix: re-run the host's store fetches on a ten-minute timer
Seven host oneshots fetch a secret from the swarm secret store into a file
their consumer loads at start: swarm-bao-grafana-oidc, swarm-bao-otel-oidc,
swarm-bao-matrix-oidc, swarm-bao-ci-runner, swarm-bao-forge-oidc,
swarm-bao-hive-otel-oidc and swarm-bao-forwarder-oidc. Each was
RemainAfterExit with no timer, so it ran at boot or deploy and never again:
a secret re-minted in the store reached its consumer only through an
operator restarting the fetch.

lib/store-refresh-timer.nix gives each one a timer (OnUnitInactiveSec 10min,
RandomizedDelaySec 1min, the agent's own store re-read interval), and each
drops RemainAfterExit so a timer start is not a no-op. Each script already
writes the file only when secret_differs, and refresh_consumer/refresh_unit
restart the consumer only when the file is newer than its last start, so a
run reading an unchanged value restarts nothing.

Two docs said these units do not run on a timer; credentials.md's
ci-runner row said the runner token is not re-pulled.

993f5fd99d grafana: mint the admin password into the store and apply it on every start
Grafana's built-in admin kept the nixpkgs default password `admin`, and
Grafana's API takes basic auth whatever `auth.disable_login_form` says, so
the public vhost gave server-admin to `admin:admin`.

`swarm-bao-grafana-admin` creates a random password in the store under
Grafana's existing leaf when none is stored (`create` without `update`, so
the first one is kept), then copies it into the container.
`security.admin_password` reads it for a new database, and a `grafana cli
admin reset-admin-password` in `grafana.service`'s `preStart` applies it to
an existing one on every start.

7e6a4c7727 agents: remove send(operator) and the operator inbox; alert on turn failures
Agents reach the operator over matrix now (#5115). A `send` to
`operator` is refused, by the broker and by the MCP allow-list check,
with an error that names the matrix MCP tools. The dashboard's Y3R C4LL
tab goes with it: the operator inbox, `GET /api/operator-inbox`,
`Broker::unread_for_recipient`, and the browser notifications that only
ever fired on operator-bound messages.

The harness no longer posts turn failures and plugin-install failures
to the operator inbox. Both are already logged at warn; a new Grafana
rule, `hh-agent-turn-failed`, fires per agent on the harness's
`turn failed` line.

Dashboard-to-agent messaging (op-send, the agent web UI's message box,
mark-all-read for agent inboxes) is unchanged.

Decisions per mara on #5115: q1 a, q2 a plus a grafana alert, q3 keep
dashboard-to-agent messaging and leave swarm-level code alone.

d39ad6c465 nix: the hive's leaf does not read every secret in the store
Six more comments and option descriptions across five modules said the hive's leaf or grant reads every secret in the store. It reads swarm/agents/* and swarm/hives/<hive>/* and nothing else, so they now say that, in the wording the clientCertFile option already used. Also the matrix-ctl check's label no longer calls the hive's leaf store-wide.

f892dc6a19 nix: comments no longer say a hive's bao identity reads swarm/services/*
The hive's bao policy grants read on swarm/agents/* and swarm/hives/<hive>/* only. Five comments across four modules still listed swarm/services/* among its reads, or said a shared leaf would let a unit fetch another service's OIDC client secret, or that the hive's leaf reads every secret in the store. Comment and option-description text only.

e2ea842a93 grafana: make socketDir readOnly and drop its rename alias
The socket's directory is its access control, so it has to stay dedicated
to Grafana's one socket. Nothing in the tree sets the option; making it
read-only turns "point it at a shared directory" into an eval error
instead of a convention.

A rename shim contributes a definition to its target, which a read-only
option refuses, so the swarm.grafana.socketDir alias goes with it. The
module-eval fixture no longer sets the old path; a new case asserts that
defining the option fails evaluation and that the default reaches nginx.

8c222f8910 hive-c0re: a refused rev is an error log + Grafana alert, not a PR comment
A deploy request whose rev hive-c0re refuses (fetch failed, or the rev
does not descend from applied/main) no longer tries to comment on the PR
that merged it. Off the forge host that attempt always failed with "forge
core token absent". The refusal now logs at ERROR, message unchanged, and
the new `hh-config-rev-refused` Grafana rule fires on it.

Deleted with the posting: actions::post_rev_deploy_failure_to_pr, the
whole forge/pr_comment.rs (config_repo, merged_pr_for_commit,
post_pr_comment), and ReaderToken::value, whose only caller was
merged_pr_for_commit.

01b8387ab8 write secret and key files atomically with their final mode
Each of these wrote its file in place (or set the mode after the
write), so a write cut short by a kill or a full disk left a partial
file behind, and some secrets existed for a moment at umask mode:

- swarm-authelia/swarm-grafana/hive-forge/swarm-bao generators: a
partial file passed the `-s`/`-e` guard and was kept forever. They now
capture the value first and land it with `atomic_write_secret`.
- swarm-controller webhook secret: a truncated file failed the 64-hex
check and the secret was regenerated, out of step with the forge
hooks. It is now written 0600 to a sibling temp, fsynced, renamed.
- hive-c0re htpasswd: the temp is now fsynced and set 0644 before the
rename, like the sibling agents.conf writer, instead of relying on
  c0re's umask.
- hivectl wg init: the private key is created 0400 in a temp and
renamed, instead of written at umask mode and chmod'ed after.

cf7d357f17 swarm CA: describe the store's pki root as the only anchor in docs and comments
The docs, option descriptions and comments that named the swarm root, the
swarm CA or the hive CA as an existing trust anchor now name the secret
store's pki root or the trust bundle that holds it:

- docs/swarm/README.md, secrets.md, bao.md
- deploy.bao.clientCaFile's and gateway.verifiedProxyTo's descriptions
- comments in hive-c0re/src/meta.rs, hive-agent/src/swarm_queue.rs,
  swarm-logs/src/auth.rs, swarm-controller/src/vcs_metrics.rs,
  hive-forge, swarm-authelia, swarm-ci-runner, glue-bao-tls, swarm-bao,
  swarm-grafana, swarm-otel, otel, hive-c0re, lib/hive-ca-trust.nix,
  hive-forge/Cargo.toml and the flake-update workflow

Nothing behaves differently: every edit is a nix, Rust or TOML comment, an
option description, or a test assertion message. The Rust edits change the
workspace source, which this PR already rebuilds for hivectl.

e990e9a0be nix: finish the current-behaviour comment sweep in touched files
Rewrite the remaining narration in files the previous commit touched:
"moved"/"sat"/"was REMOVED"/"old default" comments in swarm-bao,
swarm-otel, glue-bao-tls, nats-authelia, swarm-controller, swarm-ui,
swarm-otel-service, swarm-authelia-service, the deploy.nix rename table,
hive-ci, hive-forge/service, hive-tls, hyperhive, swarm-nats, swarm.nix
and a few module-eval fixtures, so each says where a thing is or why it
is so now.

Revert the comment edits inside shell script strings in hive-tls,
swarm-nats and the forge token mint to their previous text, so those
generated units are unchanged. The only unit still changing is
swarm-bao-pki (two comment lines in its script). Refs #3902

48067d07e8 matrix: drop the per-hive appservice and its unused token
Every hive's homeserver loaded a per-hive `hyperhive` appservice
registration, and the swarm minted and delivered an as_token for it
through bao. No client presented that token: swarm-controller creates
every `@hive-<hive>` sender and every agent account with the swarm
appservice token (hive_sender.rs, agent_token.rs), and no Rust code read
the per-hive one.

Removed, with everything that existed only to serve it:
- hive-matrix.nix: the `hyperhive` registration, its activation-time
render, the host bind mount of /var/lib/hyperhive/matrix-appservice,
its LoadCredential entry, and the internal options
  `deploy.matrix.appserviceTokenFile` / `appserviceRegistrationScript`.
tuwunel now loads only the swarm registration.
- glue-matrix-bao-token.nix and its `swarm-bao-matrix-token` unit.
- glue-bao-tls.nix: the matrix-token leaf and its defaults.
- swarm-bao.nix: the `swarm-matrix-token-<hive>` roles and policies
  (`swarm-bao-matrix-token-policy`), and the options
  `deploy.bao.matrixTokenClient{Cert,Key}File` and
  `matrixTokenCommonNamePrefix`, now mkRemovedOptionModule.
- swarm-secret-publisher.nix: the per-hive token mint and its state dir.
- swarm.nix: the reserved `<matrixTokenCommonNamePrefix>-<hive>` CN.
- swarm-secret-client: `matrix::appservice_token_path`.

The swarm registration (swarm-matrix-ctl, swarm-controller) is untouched.
Comments and docs that pointed at the removed glue file now point at
glue-queue-agent-credential.nix, which has the same reader shape.

2505008b83 swarm-secret-client: hives no longer read swarm/services/*
The hive policy rendered by policy::render granted every hive cert read
on secret/data/swarm/services/*, which holds each swarm service's OIDC
client secret. No reader of that tree authenticates with a hive cert:
grafana, the otel collector and the store forwarder each read with
their own leaf, and the bao UI's secret is read by the store's granter.

render() now emits two stanzas: swarm/agents/* and the hive's own
swarm/hives/<hive>/*. Kind::Service had no other caller and is removed.
Docs and comments that described the grant as a decision are rewritten
to the current state.

72e9e1bb4a swarm-ui: build the forge link from swarm.forge.domain
The swarm-controller builds the Forge quick link from
services.hyperhive.swarm.forge.domain, replacing hive-forge/default.nix's
per-host entry, so all seven swarm-service links come from swarm-level
options.

Also drops the remaining references to the removed matrix GUI switch:
the HiveUrls / Urls / hive_urls docs, the hivectl.md `open` note and
the gateway.md vhost-map rows, which name `gatewayHost` instead. The
grafana, victoriametrics and victorialogs modules' comments no longer
mention a quick-link they do not define.

8628e0ecdd swarm-ui: build authelia/grafana/metrics/logs links from swarm domains
The swarm-controller module builds the Authelia, Grafana, Metrics and
Logs quick links from services.hyperhive.swarm.<service>.domain, on the
controller's host, instead of each service module adding its entry only
on the host that runs it. A controller whose swarm runs those services
on other hosts lists them in its /api/links popover.

Forge, matrix and bao links are not moved yet: forge waits on #4891,
matrix and bao on whether their GUI gate becomes swarm-level.

eed53a2b59 nix: split swarm-grafana into service and deploy-mode files
`swarm.grafana` (what the metrics UI is to every hive: container name,
domain, metrics port, OIDC client) moves to
nix/host-modules/swarm-grafana-service.nix, together with `domainBase`,
the only helper it reads besides `cfg`. Everything else -- the
`deploy.grafana` options, the whole `config` block including
`containers.swarm-grafana`, and the helpers only they read -- stays in
nix/host-modules/swarm-grafana.nix, which default.nix now imports
alongside the new file.

Both halves read `cfg` (`swarm.grafana.oidc.redirectUri` defaults from
`cfg.domain`; the config block reads `cfg` throughout). It is an option
read, so each file binds it from `config.services.hyperhive.swarm.grafana`.
The service file has no `hyperhiveCfg`, so its `swarmDomain` reads
`config.services.hyperhive.swarm.domain` directly, as
swarm-nats-service.nix does.

A pure move: option paths, option definitions and config are unchanged
apart from the two comments on either side of the cut, which now name the
file the other half lives in.

6b1e825c0a swarm-otel: ship the whole host journal, drop user sessions after it
The swarm collector's journald receiver read only the units listed in
`services.hyperhive.swarm.otel.journaldUnits`. A unit nobody listed
never reached the store, and a misspelt entry shipped nothing without
an error. The list existed to keep an operator's desktop session out of
a store every swarm operator can read, but the receiver can only match
positively, so the only way to express "not user sessions" was to name
every service instead.

The receiver now reads the whole host journal, and a new
`filter/exclude-user-sessions` processor in the `logs/<swarm>` pipeline
drops records whose `_SYSTEMD_SLICE` is `user-<uid>.slice` (session
scopes and `user@<uid>.service`). The per-hive `logs/<hive>` pipelines
carry agent-container journals only and get no filter.

`journaldUnits` is removed with `mkRemovedOptionModule`, together with
its non-empty assertion and the entry each host module added. The four
module-eval membership checks go with it, replaced by one structural
case in swarm-otel-core.

b9667d5975 swarm-grafana: alert rules for queue, renewal and missing-log WARNs
Adds rules to the `hyperhive` alerting folder next to the two from #4811:

- swarm queue connect failed (per hive/agent, 1h window, fires at once:
the line is logged once per agent process and the connection is never
retried, so the window is how long the rule stays firing)
- swarm agent state publish skipped (per hive/agent, 15m, for 5m, as the
  swarm terminal rule)
- swarm queue credential missing (per hive/agent, 15m, for 5m)
- agent credential renewal failing (10m, for 15m, as the forge reconcile
rule: same 5m pass cadence, one line per failed pass)
- no log records from <hive>, one per `swarm.hives` entry: fires when
the hive's ungrouped count over 10m is below 1, and on no data. A new
`logAbsenceRule` helper wraps `logCountRule` with the inverted
  threshold and noDataState = Alerting.

No contact point and no notification policy: the rules show under
Alerting -> Alert rules and are delivered nowhere.

b68fd7306e refresh-consumer: key the restart on the file's mtime, not a pre-write compare
The restart decision was a shell variable set by comparing the fetched
value with the file just before overwriting it. A run that wrote the
file and then failed before the restart (the matrix unit's registration
render, or `systemctl --machine` finding no bus yet) left a retry that
saw an unchanged file and never restarted the consumer.

The file is now written only when the value differs, so its mtime marks
the last real change, and `refresh_consumer <machine> <unit> <path>`
compares that mtime with the consumer's ActiveEnterTimestamp on every
run, the shape the openbao client-CA refresh in swarm-bao.nix already
uses. A consumer that started after the last change is left alone; a
running one is try-restarted, a failed one reset and started, all with
--no-block, and nothing happens while the container is down.

The helper's comment block also exceeded the 30-line limit
(`comment-block lint` failed on d871467d); its per-function notes now
sit beside the functions.

module-eval-bao-grants asserts the gated write, the path the refresh is
keyed on, and the mtime-vs-start comparison for each consumer.

7eb966fe2b credential units: restart consumers on a changed credential; fix the ordering claim
The previous commit's comments said a unit in auto-restart keeps its
start job, so anything ordered after it waits for the whole 24h retry
window. That is wrong under the default RestartMode=normal: each failed
attempt passes through `failed`, which ends that start job. `After=`
dependents proceed after one attempt, `Requires=` dependents fail with
`dependency`, and the retries continue as fresh start jobs. The
2026-09-24 journal shows it with the already-2880 swarm-services-cert:
nginx got "Dependency failed" 1ms after the first failure, and
switch-to-configuration exited before the first restart was scheduled.
The comments in lib/store-retry.nix, glue-matrix-bao-token.nix,
glue-queue-agent-credential.nix, swarm-otel.nix and swarm-grafana.nix
now say that, and so does docs/swarm/credentials.md.

Because dependents start after one attempt, a consumer that loads its
credential at start never sees a value a later attempt lands, or a
rotated one. nix/host-modules/lib/refresh-consumer.nix adds
`secret_differs` and `refresh_consumer`, and the four fetch units whose
consumers take a start-time copy call them after the write, only when
the value changed:

- swarm-bao-matrix-token -> tuwunel.service in hive-matrix
- swarm-bao-otel-oidc -> opentelemetry-collector.service in swarm-otel
- swarm-bao-grafana-oidc -> grafana.service in the grafana container
- swarm-bao-forwarder-oidc -> opentelemetry-collector.service in swarm-bao

A running consumer is try-restarted, a failed one is reset and started,
all with --no-block. Inline in the fetch script rather than a
PathChanged path unit because the fetch script is the only writer and
already knows whether the value changed, and it is the same shape as
this PR's nginx hook and swarm-bao-nats-tls's restart of nats.

module-eval-bao-grants gains one case per consumer.

b3b42d3279 credential units: 24h retry shape; start a failed nginx when the cert lands
Six credential-fetch units retried 4 times at 15s, so an apply during
which the store or gateway was down for more than about a minute left
them in start-limit-hit, and nothing started them again once the store
came back. The swarm-services leaf could also land after nginx had
already given up on it, and the hook that propagates a new leaf only
reloaded a running nginx, so a stopped one stayed down until a second
apply.

- nix/host-modules/lib/store-retry.nix: the 2880 x 30s / 25h window
shape swarm-services-cert already had, as one attrset.
- swarm-services-cert, swarm-bao-otel-oidc, swarm-bao-forwarder-oidc,
  swarm-bao-matrix-token, swarm-bao-queue-agent, swarm-bao-grafana-oidc,
  hive-agent-bao-identity and hive-agent-forge-token use it.
queue-identity.nix no longer has a fetch unit (ccb5bd3b), and
forge-token.nix is a fetch unit with the same short budget that was
added after the census in #4662.
- The swarm-services-cert propagation hook now reset-fails and starts
(--no-block) a loaded nginx that is not active; an active nginx keeps
  the re-import + reload.
- module-eval-bao-grants: one case pinning the shape on every host-side
  fetch unit, swarm-services-cert included.

41d66e2e05 swarm-grafana: provision alert rules for forge reconcile + swarm terminal publish failures
Two Grafana-managed rules in a "hyperhive" folder, one group evaluated
every 1m, each a LogsQL stats count over the VictoriaLogs datasource:

- forge reconcile failing: `swarm forge objects: write failed; retrying
next pass` over 10m, for 15m. The pass runs every 5m, so one failed
pass stays under `for` and a pass failing on every tick fires.
- swarm terminal publish skipped: `swarm terminal: publish skipped` over
  15m, for 5m, one instance per hive/agent.

No contact point or notification policy. Grafana 13 routes to its
built-in `empty` receiver when none is provisioned, so firing rules
are visible under Alerting and sent nowhere, with no send errors.

10d579ecaf nix: move the remaining service containers onto the swarm-container module
hive-ci, hive-forge, hive-matrix, swarm-authelia, swarm-bao, swarm-grafana,
swarm-nats, swarm-otel and swarm-victorialogs now import
./swarm-container.nix and drop their own copies of the stateVersion,
firewall and resolvconf lines. Each binds privateNetwork once in its
top-level let and passes it to both the host attr and the in-container
option, as swarm-victoriametrics already does.

hive-forge (25.11) and swarm-otel (the host's value) keep their own
stateVersion over the module's mkDefault. hive-ci sets privateNetwork =
true and writesOwnResolvConf = false, which leaves its firewall and
resolvconf on, as before. hive-matrix keeps its useHostResolvConf
override and static resolv.conf; its resolvconf mkForce now comes from
the module default.

Every container's system.build.toplevel drvPath and host-side attrs
evaluate identical to the parent commit.

module-eval-swarm-services-switch gains a fixture with all ten service
containers and checks that each one's in-container privateNetwork equals
its host-side value, that the nine on the host netns run no firewall or
resolvconf, that hive-ci keeps both, and that hive-forge keeps its pinned
stateVersion.

770f68c272 host-modules: atomic_write_secret takes the value as an argument, not stdin
The pipe contract had a gap: if a producer piped into
atomic_write_secret exited non-zero after writing partial output,
cat still saw a clean EOF and wrote that partial content through to
the live target via mv — pipefail only reported the failure
afterward, once the bad write was already committed. The helper now
takes the value as its 4th argument and writes it itself with printf
(a shell builtin, so the value never touches an external process's
own argv/environ, same as a function argument never does), so there
is no pipe left to fail silently.

Callers that compute the value with a command now capture it into a
variable first (`value=$(cmd)`), which fails under `set -e` before
atomic_write_secret is ever called — swarm-bao.nix's pin.env site is
the one that needed this (`pin_env_value="BAO_HSM_PIN=$(cat ...)"`).
All seven call sites converted; output is byte-identical (same
printf '%s\n' framing, now applied inside the helper instead of by
each caller).

ed53e9abcc host-modules: write credential files atomically; agent-modules: retry a failed .claude migration
Four host glue units fetched a secret from swarm-bao and rendered it
with `> path; chmod`: a reader racing the write could see a truncated
file, and briefly one at the wrong mode before the chmod landed.
glue-matrix-bao-token.nix, glue-queue-agent-credential.nix (both
files), swarm-grafana.nix and swarm-otel.nix now write to a same-
directory temp file, set its final mode/owner, then `mv -f` it over
the target — a shared `atomic_write_secret` helper
(nix/host-modules/lib/atomic-write-secret.nix) so the five call sites
share one implementation.

The first-boot `/root/.claude` migration in nix/agent-modules/user.nix
wrote its done-marker unconditionally, so a failed `cp` (disk full,
permission error) left the marker behind and no boot ever retried the
copy. The marker is now written only when there was nothing to
migrate or the copy succeeded; `cp -an`'s no-clobber semantics already
make a retry after a partial copy safe.

3202cde704 nix: gate hive-c0re on deploy.hive-controller.enable, drop hyperhive.enable
`services.hyperhive.enable` and `services.hyperhive.c0re.enable` are gone.
One switch, `services.hyperhive.deploy.hive-controller.enable` (default
false, as the old toggle was), now gates hive-c0re and hive-priv. Both old
paths are `mkRenamedOptionModule` shims in deploy.nix, so a host config
that still sets either evaluates as before and gets a rename warning.

Every other read of the old toggle is resolved, including the 29 made
through the `hyperhiveCfg`/`hiveCfg` aliases:

- Dropped: each swarm service and its glue keeps only its own deploy
toggle (authelia, bao and its PKI glue, grafana, victorialogs,
victoriametrics, the secret publisher, swarm-ca, the OIDC client rows,
  the controller/nats/matrix-ctl/publisher/services-issuer identities),
the forge, and the `domain` deprecation warning.
- To deploy.hive-controller.enable: the queue-agent credential reader and
its assertion, which feed hive-c0re and write under its state dir, plus
their policy-order entry; the network identity assertions; hive-tls's
  two writes into hive-c0re's environment.
- hive-tls runs where the gateway runs self-signed
  (`gateway.enable && useSelfSigned`), not on every host.
- The matrix appservice-token reader and its assertion stay on
`deploy.matrix.enable` plus their client-identity checks. They read
deploy.matrix's token file and registration script; their deploy.bao
inputs are the client-half options a hive sets to read a store it does
not run, so gating on deploy.bao.enable would drop the tested
  remote-reader case.
- The `hiveName` assertion moves from hive-network.nix to hyperhive.nix
and fires wherever the hive, the store or the homeserver runs: each
turns the name into an identifier with no fallback.

On a host with `deploy.allSwarmServices` and no hive, the documented
services-host recipe, authelia, bao, grafana, victorialogs,
victoriametrics, the OIDC client rows and the hive CA now render; before,
the old toggle being off left them out.

0bfe354b6d nix: move the reader-after-policy edges into their own colocation glue
The four readers' ordering after their policy units only applies where
the store and that reader share a host, so it is colocation glue and
does not belong in the reader modules (two of which are main modules).
glue-bao-readers-policy-order.nix now sets the after+wants edges, gated
on deploy.bao.enable AND the reader's own gate, so a store host without
a reader gains no stub unit.

c92bb0dce7 nix: order each swarm-bao secret reader after the policy unit writing its role
The four readers (matrix-token, queue-agent, grafana-oidc, otel-oidc) log
in against a cert-auth role that their own swarm-bao-*-policy unit writes.
They were ordered after swarm-bao-pki and the store's container but not
after that unit, so on an apply a reader could log in before its role
existed and be refused by `allowed_common_names` until a retry landed
after the role did.

After= plus Wants= on the policy unit, never Requires=: the policy unit
skips by ConditionPathExists once the bootstrap token is gone, and a
skipped unit counts as done for ordering.

f1445b4c8b swarm-bao: give each hive-cert consumer its own bao identity
Four units read one path each out of the store, and all four logged in
holding `deploy.bao.clientCertFile` — the hive's own leaf. Bao identifies
a principal by the subject of the certificate it presents, so four
readers behind one certificate were ONE principal, and the only grant
expressible was the union of what the four need: read on
`swarm/agents/*`, `swarm/hives/<hive>/*` and `swarm/services/*`. The unit
fetching Grafana's OIDC client secret could fetch every agent credential
in the swarm; the one fetching this hive's matrix token could fetch
Grafana's. Least privilege was not misconfigured here, it was
unrepresentable.

Each now holds a leaf, a cert-auth role and a policy of its own, and each
policy is the single `secret/data/…` path that unit's own script names —
spelled to the leaf, not to a prefix, the way matrix-ctl's already is.
Following the four exemplars in-tree rather than building a mechanism:
`signLeaf` mints the leaves, `swarm-bao.nix` writes the roles from the
bootstrap token, the consumers name their own pair.

Two of the four are written PER HIVE and two are not, which is the shape
of the paths rather than a preference. A matrix appservice token and a
queue credential live under `swarm/hives/<name>/` and every hive runs a
reader for its own, so one role for all of them would have to be granted
`hives/*` — letting one hive read another's, a reach no hive has today.
An OIDC client secret lives under `swarm/services/<client-id>/` and a
swarm registers each exactly once, so one role each is enough. The
per-hive subjects are `<prefix>-<hive>` and swarm.nix reserves every
composed spelling as a hive name, so a hive cannot be named into another
hive's role.

The shared leaf stays: hive-c0re still passes it into its container, the
`bao` CLI wrapper still defaults to it, and the three
`glue-*-bao-identity.nix` files derive the PKI directory from it.

module-eval-bao-grants gains a negative arm per principal — each pins the
three stanzas the hive's leaf carried and the two wildcards a later
widening would reach for, so a policy that grows fails here rather than
in a store. Plus the consuming side: repointing a unit back at the hive's
leaf would evaluate, deploy and log in, and silently restore the union.

A hive that reads a store on another machine now places one leaf per
principal instead of one shared by four. That cost is the point, and
docs/swarm/secrets.md lists the pairs.

5ec0ce90fd nix: make swarm.authelia.url non-nullable, trim its docs
Review response on #4620: not having SSO is not a supported
deployment, so the type should not permit it, and the docs paragraph
explaining why SSO is always present is redundant once the type says
so.

- swarm.authelia.url drops types.nullOr.
- Every consumer's null-arm is gone: two option defaults
  (swarm-controller's and swarm's own statusPublish.tokenEndpoint)
that produced an empty/null placeholder when the URL was null now
unconditionally compute the real derived URL. Five now-dead
  "assertion = ... != null" guards (swarm-authelia's bridge,
  swarm-grafana, swarm-otel, swarm-nats, hive-forge, hive-matrix) are
removed as unreachable — in every case the same URL was already
interpolated unconditionally a few lines below the guard.
- grafanaNoSso, the module-eval fixture whose sole purpose was
exercising the now-unsupported no-IdP refusal, is removed along
with its dedicated test case; swarm.authelia.url = null is a type
error now, not a value that reaches that assertion.
- docs/swarm/services.md: cut the clause about setting the option to
null and the sentence explaining why the URL is co-location-
independent — both redundant now that the type enforces it.

8e9ca3ee6c grafana: tell the logs datasource that severity_text is the level
Grafana's log-level buttons filter on a field called `level`; no row in
the store has one. The store's name for it is `severity_text`, chosen by
VictoriaLogs' OTLP ingester rather than by us — v1.52.0's
`app/vlinsert/opentelemetry/pb.go` writes it unconditionally and the
ingest parameters have no `_level_field` to rename it with. So the
mapping is made on the reader: the VictoriaLogs datasource, which was
provisioned with no `jsonData` at all, now carries a `logLevelRules`
entry per severity the journald parser can emit.

`logLevelRules` is the datasource plugin's only level-related jsonData
key — there is no field-name setting and no OpenTelemetry preset to
switch on. It is read off `instanceSettings.jsonData` in the plugin's
`datasource.ts` and typed in its `configuration/LogLevelRules/types.ts`,
both recovered from the sourcemap shipped in the pinned artifact
(`grafanaPlugins.victoriametrics-logs-datasource` 0.26.3). Each enabled
rule appends an `OR severity_text:="INFO"`-shaped term to the query a
level button emits, next to the `level:…` term that matches nothing.

A wrong rule here fails silently: Grafana provisions unknown jsonData
without complaint and the buttons go on returning zero rows. The three
ways to get one wrong — a non-literal `enabled`, a non-canonical `level`
spelling, a value that is not the stored text — are recorded at the
binding, and a module-eval arm pins them along with the real failure
mode, a severity added to `nix/journald-severity.nix` and not here.

`Unspecified` is left unmapped on purpose: it is the store's own
rendering of an absent severity and the thing the logs dashboard's "no
severity" panel counts.

d8e26a17bb nix: give the gateway, resolver and bridge their own enable
`services.hyperhive.gateway.enable`, `gateway.dns.enable` and
`network.enable` replace the `hyperhive.enable` gate on all three. Each
defaults to false; the modules that need one assert it with `mkDefault
true` from inside the guard their own deployment already carries, and
`swarm-required-services.nix` — the module that owns what the
swarm-services toggle implies — asserts all three explicitly.

hive-c0re asserts all three unconditionally, so an ordinary hive keeps
getting them with no opt-in: it is the host's only knowledge that agent
containers exist.

The resolver moves to its own `hive-gateway/dns.nix` so it can be gated
without reindenting the nginx half of the module.

Reinstates `network.enable`, dropping its `mkRemovedOptionModule` shim.
A config still carrying `network.enable = false` from before the removal
now switches the bridge off instead of failing eval.

Also deletes a duplicate `centralToggleOff` fixture in nix/module-eval.nix.
Two sibling slices added it independently (c5f60fd5, ce3b3d94); the merge
was textually clean and left `main` failing to evaluate at all, so this
file could not be gated without removing one.

None of the read fields (url, machine, hiveClientPrefix,

current path is correct as-is.

815f977d7c swarm-grafana: one delivery route for the OIDC client secret
The previous commit left two delivery paths and a three-way gate:
`swarm-grafana-oidc-secret.service` copied authelia's minted plaintext
out of its host tree wherever the two were co-located,
`swarm-bao-grafana-oidc.service` read the same value from the swarm
secret store wherever they were not, and `ssoConfigured && (ssoLocal ||
haveClientIdentity)` decided whether Grafana got an OIDC block at all.

Delete the co-located path. The store reader is now THE delivery unit,
in every deployment — the publisher on authelia's host writes
`swarm/services/<id>/oidc/client` whether the reader is a network away
or in the container next door. The ruling behind it: the store exists so
a host holds ONE out-of-band secret, its client certificate, and reads
everything else with it. Skipping the store when the producer happens to
be local saves a round trip and costs a second delivery unit, a second
way for the file to be wrong, and a gate to choose between them.

The gate goes too, and both of its questions become assertions, scoped
to hosts that run Grafana:

- `swarm.authelia.url` must be set. `auth.disable_login_form` is
unconditional — Grafana ships an admin/admin account on a public
vhost — so dropping the OIDC block when the swarm names no IdP
produced a container with no SSO and no password box, silently. An
eval-time refusal naming the option is the only report that reaches
anyone, the shape swarm-nats.nix already uses for the same option.
- `deploy.bao.clientCertFile` / `clientKeyFile` must be set. This
replaces a warning that nothing reads back, and its message names both
options and where the leaf comes from.

Fixtures follow. `grafanaWithAuthelia` gains the cert pair, because a
co-located host is a store reader like any other. The old
`grafanaRemoteAutheliaNoIdentity` is kept rather than deleted, renamed
`grafanaNoIdentity`: the shape is still reachable, only its deliverable
changed from silence to a refusal, and an arm now reads that refusal
back. Its mirror `grafanaNoSso` covers the other assertion, each fixture
wrong in exactly one way so an arm can name which refusal fired. Every
positive keeps an explicit negative — the one-delivery-unit arm asserts
the deleted unit is absent in both topologies rather than merely that
the store reader is present.

4aa982cc2a swarm-grafana: deliver the OIDC client secret through the secret store
Grafana's OIDC client secret only existed where authelia did. One
`ssoLocal` gate — `grafana.enable && authelia.enable` — decided the
client registration, the minted secret's delivery and the whole
`auth.generic_oauth` block, so a swarm whose authelia runs on another
host got Grafana with no SSO wiring at all. The local login form is
disabled unconditionally, so that is no way in.

Split the one gate into the two questions it was conflating:

- `ssoConfigured` — does this SWARM have an identity provider
(`swarm.authelia.url`, which is swarm-wide and whose own description
makes null mean "no SSO configured"). With a delivery route present
this is what emits Grafana's OIDC block.
- `ssoLocal` — is authelia on THIS host, now spelled as the forge and
matrix modules spell it. It decides only which unit delivers the
  secret.

Where authelia is elsewhere, `swarm-bao-grafana-oidc.service` reads the
secret from the swarm secret store, shaped after
glue-queue-agent-credential.nix: cert login fails loudly because a retry
fixes every state it fails on, the read degrades quietly because no
retry turns "no value there" into a value, and nothing writes a
stand-in. The producer is the publisher that already runs on authelia's
host, which gains the swarm's service clients beside the per-hive ones
at `swarm/services/<id>/oidc/client` — with the write grant in
swarm-bao.nix and the hive read grant in `policy::render` to match.

Registration moved to glue-grafana-oidc-client.nix. It has to be
declared where authelia's config is rendered, and swarm-grafana.nix's
config block hangs off this host running Grafana.

Two judgement calls stated rather than buried: a hive's read policy now
grants the whole `services` prefix, because a service's path names the
service and nothing swarm-wide records which hive runs it (cost recorded
in docs/trust-boundary/security.md); and the client is registered on any
authelia host, because no swarm-wide "this swarm has a Grafana" fact
exists to gate it on.

72635832b7 swarm-grafana: grafana requires SSO, so the login form goes unconditionally
`auth.disable_login_form` was gated on `ssoLocal` — `grafana.enable &&
authelia.enable`, i.e. "both of them run on THIS host". With authelia
elsewhere in the swarm that is false, so a deployment that is very much
using SSO still rendered grafana with its local login form enabled, on a
vhost the gateway publishes, for a product that ships an `admin`/`admin`
account.

The reason that matters was already in the module, three lines up
("Grafana ships an `admin`/`admin` account, and this vhost is on the
public gateway") — it was just attached to a conditional. Whether a
password box sits on a public login page is not a per-host question.

Per mara on the docs PR for this: "grafana requires sso - no local
login". The OIDC block below stays gated on locality; making that follow
the same swarm-wide question is a larger change with its own tracking.

The module-eval suite already had the fixture this needed: `grafanaOldPath`
enables grafana and not authelia, which is exactly the shape the login
form stayed enabled in, so the regression case needs no new hive. 90 -> 91
properties.

a204b5f457 grafana: show which sources are shipping, not just that the store is up
The log-store board reports rows ingested, disk size, free disk and errors —
every one of them a fact about VictoriaLogs itself. None of them can say
whether a particular unit or host is contributing, so aggregate ingestion
reads healthy on host-tier units while a whole tier ships nothing, and there
was no way to tell those apart from a dashboard.

Add four panels to that board rather than a second one. Every other board here
is per service — agents, authelia, openbao, forge, queue, the two stores — so
a second board about the same service would have made an operator guess which
of the two answers their question.

Nothing in the new panels names a unit: both breakdowns discover their rows
from the data, so a source that starts shipping appears without an edit, and
one that never existed is simply not there.

The ungrouped total is a control, not a summary. An empty breakdown renders
the same whether the query is malformed or the source genuinely never shipped;
with the total beside it, nonzero-and-empty is a broken query and
zero-and-empty is an empty store. Being on one board buys a second reading it
could not have alone: that total and `Log rows ingested` are the same quantity
measured by querying and from the store's own metrics, so the two disagreeing
means rows arrived that no query can reach — which is the failure this
pipeline actually had once.

The two breakdowns are bargauges rather than tables. A `stats` query returns
one frame per group, and a table panel renders one frame at a time behind a
series picker; bargauge consumes multi-series natively, for the same reason
the timeseries beside it always did. The alternative was a table plus
labelsToFields plus merge plus organize — three assumptions where this needs
none, in a spot I cannot render to check.

Series are named by their label rather than `rows{_SYSTEMD_UNIT="x.service"}`,
which also cleans up the timeseries legend. The datasource supports
legendFormat; its query editor's own placeholder is `{{label}}`.

These are the first panels to query the logs datasource at all; the other
eight boards are prometheus, including this one until now, which reads
VictoriaLogs' self-metrics out of VictoriaMetrics. So `renderDashboard` grows
a `@logsDatasourceUid@` substitution alongside the metrics one. The binding it
points at already existed, and its comment claiming a dashboard panel named it
only becomes true with this commit.

The uid is unchanged, so existing links and bookmarks still resolve; only the
title widens to match what the board now covers.

The query model was read out of the plugin in the store rather than guessed:
`queryType` is one of hits/instant/logs/stats/statsRange, and Stats/StatsRange
are the two that consume `expr`. The stream field names come from the module
that builds them — swarm-otel.nix's `_stream_fields=_HOSTNAME,_SYSTEMD_UNIT`.
The queries themselves are confirmed against the live store: mara ran the
by-unit one over seven days and it returned rows.

0002c15dc3 swarm: move grafana's package to deploy, beside the rest of its host knobs
Same rule as the matrix pair: which build a service runs is a decision of
the host that runs it, so `package` follows `enable` out of the namespace
every hive must agree on byte for byte.

Grafana already had a `deploy.grafana` block holding the datasources, the
plugin list and the socket directory, so this is the package joining
options it belongs with rather than a new namespace.

Prose: the swarm-side header listed "its package" among what stays; the
deploy-side header listed what the host decides without it. Both edited,
which is the fix — a substitution on the first alone would have left the
second silently incomplete.

`swarm-grafana.nix:219` was on the sweep list and is NOT edited: it says
what stays above is what the service is to every hive, and that stays
true once the package leaves. The stale half was the sentence after it.

9c09653603 deploy: move authelia's three host paths out of swarm.authelia
`usersFile`, `hostClientSecretDir` and `hostUsersFile` are filesystem
paths that only exist on the machine running the `swarm-authelia`
container. A hive that does not run it has nothing at any of them, so
they fail the swarm-wide test the namespace's header states.

`usersFile` is a path *inside* the container and still belongs on the
deploy side: a path's scope is the scope of the filesystem it names, and
that filesystem is this host's container root.

The two `host*` options are `readOnly` and derived, so nothing can set
them through the rename shims — those serve readers. The shims are still
required: `mkRenamedOptionModule` is what keeps an out-of-tree module
reading the old path resolving at all.

Seven reads went through an alias rather than a full path
(`autheliaCfg.hostClientSecretDir` in five modules, `.hostUsersFile` in a
sixth, `swarmCfg.authelia.hostClientSecretDir` in a seventh). Every one
of those files already binds `deployCfg`, so the repoint needed no new
alias. Four more sites were prose, including one in `docs/`, which no
grep restricted to `nix/` would have found.

b6df0b4afc deploy: move grafana's datasources, plugins and socket out of swarm.grafana
`swarm.*` is what a hive needs to be a *client* of the swarm. For Grafana
that is the package, the name it is served under, the port its `/metrics`
is re-served on, and the OIDC client it is registered as. Where its
datasources point, which plugins sit in its store path and the directory
it shares a socket with nginx through are decisions of the machine
running it, so datasourceUrl, logsDatasourceUrl, plugins and socketDir
move to `deploy.grafana.*`.

The two URLs are the interesting half. `swarm-grafana.nix`'s own summary
sentence said what stays is "its package, domain, and wiring" — and both
datasource URLs ARE wiring, so that sentence is rewritten with the move
rather than left asserting the opposite of what the module does. They
move because a URL's scope is the scope of what it ADDRESSES, not the
fact that it is a URL: docs/swarm/services.md already said datasourceUrl
"defaults to the store on this host, which is the only thing it can
reach", because that store binds loopback. The doc argues the move.

`socketDir` was already ruled host-side: the directory is shared between
the host's nginx and the container, and it is the same shape as the
options that moved in earlier slices.

Declared in swarm-grafana.nix under the `deploy.*` path, following
swarm-nats.nix; deploy.nix carries only the renames. One reader outside
the options block is prose: `metricsPort` STAYS and cross-referenced
`{option}services.hyperhive.swarm.grafana.socketDir`, which the split
makes a pointer to another rendered page — nixosOptionsDoc emits
swarm.md and deploy.md separately. Requalified, along with the one line
in docs/swarm/services.md that named a mover.

module-eval configures a hive through all four OLD paths and asserts a
rendered effect: the host tmpfiles rule that creates the socket
directory carries the fixture's custom path. The new paths evaluate fine
without the shims, so dropping them has to read as a clean tree; all
four are defined in the fixture, so removing any single shim fails the
eval rather than only the one the assertion reads.

9c601c4166 containers: put journal files on the host, where the collector looks
The swarm collector reads /var/log/journal and has never seen a single
container unit. mara's count-by-unit against VictoriaLogs returns four
units, all host-tier; openbao -- which runs inside the swarm-bao
container -- is absent.

Cause: nixos-containers.nix hardcodes `--link-journal=try-guest` for
every non-ephemeral container. With `guest`, the host's
/var/log/journal/<machine-id> is a SYMLINK into the container's transient
root; a reader in the host namespace cannot follow it, and it dangles as
soon as the container stops. `ls -la /var/log/journal/` on the host shows
one real directory and a pile of `-> /tmp/nspawn-root-*` links dating
back to May.

swarm-otel.nix asserted the opposite, and that assertion is why the
receiver's path was considered sufficient: it said the files "live here"
and are "bind-mounted into the guest rather than the other way round".
That describes `--link-journal=host`. The same sentence names the flag we
actually use. The flag was right and the behaviour it described was not,
so grepping for the flag confirmed the comment and taught nothing.

`containers.<name>.extraFlags` feeds EXTRA_NSPAWN_FLAGS, which the
invocation expands after the hardcoded flag, so `--link-journal=host`
wins. The comment now describes what the code does instead of the other
way round.

Two payoffs, and the smaller one is the one the issue is about:
container logs become collectable, and -- independently -- they become
durable at all, rather than dying with the container.

Ten identical edits because ten host-modules hand-roll their own
container block; that duplication is #3773, not something to invent an
abstraction for here.

NOT VERIFIED: that systemd-nspawn honours the last `--link-journal` of
two. Everything else here is read out of nixpkgs; that step is a claim
about its argument parsing which cannot be exercised without starting a
container. It is settled by deploying one and re-running the `ls`: the
machine-id entry becomes a real directory instead of a symlink.

a3612f5168 feat(#3849): a grafana board for the swarm's secret store
Nine panels against the metric names openbao actually emits — the prefix is
`vault_`, the fork kept upstream's names, and a board built on `openbao_`
would render perfectly and show nothing.

The top row works on a SEALED store, which is what a hive has until an
operator runs `operator init`: seal state, uptime, goroutines and a request
count that reads 0 rather than going blank. Everything below is empty until
then, and each panel's description says so rather than leaving an operator to
wonder which of the two it is looking at.

The seal panel reduces with `max()`. Once unsealed there are two
`vault_core_unsealed` series and the `cluster=""` one stays 0 forever, so a
bare selector reads SEALED on a healthy store — invisible while sealed, which
is why the metric names were sampled in both states.

09fe94a8ca deploy: name the swarm collector swarm-otel, not otel
Per review: `deploy.otel` does not imply swarm level, and there is a
hive-tier collector too -- `services.hyperhive.otel.enable`, which every
hive runs. The tier is the entire distinction between the two, so the
name has to carry it, matching `deploy.swarm-controller` and
`deploy.swarm-ui`.

15 swarm-tier references renamed across 8 files. The hive-tier
collector's 16 references are deliberately untouched, verified as a
control on the same command.

Three spellings needed three different patterns, all inside this one
rename: the dotted path; the `mkRenamedOptionModule` target written as a
nix LIST (`[ ... "deploy" "otel" "enable" ]`), which no dotted grep can
match; and prose in docs/observability.md spelled `deploy.otel` with
neither `.enable` nor a leading dot. Unanchored `deploy\.otel\b` is the
only pattern that finds all three.

d3b40da1c8 deploy: give every option an enable, and name the controller one
Two corrections from review, applied forward on this branch rather than
by rewriting it.

`deploy.<service>` was a bare bool, which makes
`deploy.forgejo = { enable; ci; }` unrepresentable -- the nested
CI-runner sub-option this namespace was designed around. Every entry is
now an attrset with an `enable`, so a second per-host deployment
decision becomes an ordinary addition rather than a migration.

`deploy.controller` is now `deploy.swarm-controller`, consistent with
`deploy.swarm-ui`, which was introduced in the same commit.

89 references rewritten across 24 files -- nix, Rust, docs, and the
repo's own CLAUDE.md.

The prefix-anchored sweep missed exactly one, and it was live code:
hive-tls.nix spells it `hyperhiveCfg.deploy.controller` -- the only
`hyperhiveCfg` prefix among 45 references. A suffix grep
(`\.deploy\.<name>`) finds it; a path-anchored one cannot, because the
head of a reference is whatever alias the reading file happens to bind.

ba5ab313b3 deploy: move the swarm collector toggle
The one move where the suffix grep is the wrong instrument. There are two
otel options a word apart — `swarm.otel.enable` (one per swarm) and
`otel.enable` (one per hive, every hive runs it) — so `\.otel\.enable`
matches twenty-five references of which most must not change. The module
already carries a comment warning about exactly this, on a line that
names `swarm.otel` in full rather than through a binding.

Triaged by hand and confirmed the other way round: after the move, a grep
for the per-hive option still finds it in the files that should keep it.

Also worth recording what the alias sweep cannot do. `swarm.nix` reads
this as `swarmCfg.otel.enable`, where `swarmCfg = cfg.swarm` and `cfg =
config.services.hyperhive` — an alias bound to an alias, two hops from
the option path. No syntactic sweep resolves that chain, which is why the
module system's own evaluation is the only complete check here and the
static sweeps are a way to narrow the work, not to finish it.

37ca7676d6 deploy: move the SSO provider toggle
The largest of these moves: sixteen references spelled through `let`
aliases across eight modules, plus eight more spelled as a path, plus
five documentation pages.

authelia is also the clearest case for why the two namespaces exist.
`swarm.authelia.url` is needed by *every* hive in the swarm — it says
where to send a browser to authenticate — while running the container is
the business of exactly one host. The client half and the server half
were sharing a namespace whose whole contract is "identical everywhere",
and only one of them could honour it.

`swarm.authelia.oidc.clients` stays where it is for the same reason:
several modules register a client there, gated on authelia running here,
and the registry itself is what the service *is* rather than a decision
about this machine.

One sweep note worth recording: a grep for `swarm.authelia.enable` misses
`swarmCfg.authelia.enable`, because the prefix is whatever the reading
file bound. Grepping the suffix `.authelia.enable` finds both, and found
a reference in swarm.nix that the path-shaped pattern did not.
