Phase 4 (repoint every container onto `meta#<n>`) and phase 5 (rename
the `root` container to `h-root`) were marker-guarded one-shots for
layouts no live hive still has: containers are rendered onto `meta#<n>`
at creation, and the `h-` prefix has been the naming for far longer than
any deployment predates. A one-shot nobody can still trigger is dead
weight, so both are gone along with `repoint_container`,
`rename_manager_container`, `CONTAINER_TIMEOUT` and the two marker paths.
Phase 6 was not obsolete, only misplaced. Ruth's tool groups are now
seeded by `ensure_root_agent` on the one path that creates her, rather
than re-asserted on every hive-c0re boot. The skip-if-already-set guard
survives the move: a destroy+recreate under the same name must not reset
an operator's chosen group set back to MANAGER_DEFAULT.
That also settles a latent bug. Phase 4's marker check was a `return`,
not a skip, so on any hive carrying the marker phases 5 and 6 never ran
at all — the tool-group backfill, whose whole job was preventing a silent
privilege downgrade, has not executed here in a long time. Moving it to
create-time removes the question rather than answering it.
What stays is convergence: three unguarded, idempotent phases that re-run
each boot and no-op once their state is right. The module doc now names
the three categories so the next person can tell which kind they're
adding.
mara on !2910: "also remove imperative path for the things that are not
nodes yet, file follow up issue to fix that".
`TransientGuard`, the stored map and both manual set/clear are gone.
`transient_snapshot()` is derived and nothing else — destroy and
migration show no pill, because there is no node to derive one from. The
pill returns for free when they become nodes.
What those three guards were actually doing, though, was suppressing the
crash watcher, not drawing a pill. `migrate.rs` said so in its own
comment: without it, `crash_watch` fires `ContainerCrash` for every
migrated agent and the manager tries to recover containers that were
stopped on purpose. Destroy is the same — the container disappears
deliberately and nothing in the graph says so.
Deleting them outright would therefore have traded a dashboard pill for
false crash alerts on every destroy and every migration. So the
suppression survives as its own thing, `suppress_crash_watch`, with a
name that says what it is. It is still RAII, and still held for the
operation rather than stamped once, because the crash watcher's grace
window is finite and a destroy is not — a single tombstone would expire
mid-operation. The drop stamps the tombstone, covering the poll that
lands just after.
That leaves RAII in the codebase for exactly one purpose instead of two.
Untangling the pill from the suppression is what made the transient layer
deletable at all.
Follow-up issue for making destroy + migration real queue nodes to
follow; at that point this guard goes too.
Checked with clippy (`--all-targets -D warnings`), `cargo test -p
hive-c0re -p hive-jobq` (322 + 41 passed) and `nix fmt`.
The dashboard pill was declared once per DAG at submit time, so a rebuild
reported `rebuilding` for its entire life — through the prebuild, the
stop, the swap, the tail and the reconcile. It named the intent of the
request, not what was happening.
It is now read off the nodes actually running. A node lights a pill when
it is `Running` and declares the agent's own resource. Declaring is the
test, not targeting: `Prebuild` and `MetaSync` name an agent but are
lease-exempt on purpose (the container keeps serving), so they must not
light one. It is also not the lease *owner* — `resource_state()` answers
"who holds the slot", which is a different question from "what is
running", and a descendant that borrows an ancestor's grant never
appears in that map.
`TransientKind` is gone entirely rather than being re-derived. The label
is the node's own wire tag (`NodeKind::as_str`) — the same vocabulary
`NodeView.kind` already ships, so a pill and a DAG node name an operation
identically and there is no second taxonomy to keep in step. Work with no
node behind it (destroy, migration) supplies its own literal.
`DagSpec::transient`, `Claim::transient`, `DagMeta::transient` and
`NodeKind::Dag`'s `transient` field all go with it.
## the safety half, which is deliberately not the display half
`crash_watch::is_deliberate_stop` used to match a `TransientKind` to
decide whether a vanished container was intentional or a crash. That made
a pill's display vocabulary decide an alerting question, so renaming or
adding a label would silently move the alerting boundary.
`TransientState` now carries two independent fields: `label` (rendered,
nothing branches on it) and `deliberate_stop` (read only by the crash
watcher). The producer sets the second, because the producer is the only
thing that knows — it is not recoverable from the first.
For queue work that value is `NodeKind::takes_container_down()`, and it
is emphatically not "holds a lease": `Create` and `Start` hold the
agent's lease exactly like `Stop` does, and a container dying *while
starting* is a real crash that must keep reporting as one. The default is
`false` on purpose — a wrong `false` costs a spurious crash event, a
wrong `true` swallows a real crash silently.
## known cost, accepted on the issue
A restart no longer reads `restarting`. No `NodeKind` is unique to a
restart — `restart_chain` reuses `Signal` / `StopForUpdate` / `Drain` /
`Reconcile` — because "restart" is a property of the DAG's shape, not of
any node. A restart now reads `signal` / `stop_for_update`, then the
agent returns.
`Start` / `Stop` / `PostSwap` run inside a lease-holding ancestor and
re-declare nothing, so they light no pill and the agent reads idle for
those windows. Closing that is the resources-where-constructed work
(#2818), not this change.
Checked with clippy (`--all-targets -D warnings`), `cargo test -p
hive-c0re -p hive-jobq` (321 + 40 passed) and `nix fmt`.

top-level meta flake inputs with explicit store-path URLs. Hyperhive
follows them rather than the other way around:

meta flake was using `nixpkgs.follows = "hyperhive/nixpkgs"` but
`hyperhive` is a store-path input, so nix resolves hyperhive's own
pinned lock rather than the host's follows-substituted version.
When an operator sets `inputs.hyperhive.inputs.nixpkgs.follows =
"nixpkgs"` in their host flake, the meta flake was silently ignoring
it and using hyperhive's pinned nixpkgs instead.
Fix: hive-c0re.nix injects `--nixpkgs-flake path:${pkgs.path}` into
the daemon's ExecStart. `pkgs` IS the host's nixpkgs when follows is
set; otherwise it's hyperhive's own pin — so the meta flake gets the
right nixpkgs in both cases. render_flake emits `nixpkgs.url = "..."`
(explicit) when nixpkgs_flake is non-empty, falling back to the old
`follows` form when empty for backward compat.
Add `hivectl gateway {create-user,delete-user,list-users}` subcommands for
managing htpasswd files used by gateway Basic auth. Pure Rust bcrypt
(cost 12, $2y$ prefix nginx accepts). No external htpasswd binary required.
Also fix the NixOS module assertion: `cfg.auth ? htpasswdFile` is always
true in the module system (declared options always exist as keys); switch
to `nullOr path; default = null` + `!= null` check so the assertion
actually fires with a useful error when enable=true but no file is set.
Guard bind-mount and nginx config against null to prevent eval errors.
Update docs/gateway.md to show hivectl commands instead of raw htpasswd.
All crates now pass `cargo clippy --workspace -- -D warnings` cleanly.

`@hyperhive` (no dot) is rejected by Forgejo's PATCH /admin/users API
with 422 Unprocessable Entity. Switch to `@hyperhive.local` across all
four files that construct hive-c0re/agent git emails and Forgejo account
emails, so both stay in sync and pass RFC-valid domain validation.
bare set_transient/clear_transient pairs leak the in-memory transient
on task cancellation, panics, or any early return between the two
calls — dashboard then shows the agent stuck in 'rebuilding…'
forever (coder hit this today). add Coordinator::transient_guard
returning a TransientGuard whose Drop clears, and convert every
caller (dashboard lifecycle_action, auto_update::rebuild_agent,
manager_server Update, actions::destroy, actions Spawn task,
migrate phase 4). destroy() now takes &Arc<Coordinator> so it can
hold a guard. existing stuck transients clear on next hive-c0re
restart since transient state is in-memory only.
lifecycle::GIT_{NAME,EMAIL}, meta::GIT_{NAME,EMAIL}, and the
inline strings migrate.rs uses for its bootstrap commits all
move from 'hive-c0re' / 'hive-c0re@hyperhive' to 'c0re' /
'c0re@hyperhive'. shows up shorter in git log everywhere
(applied + meta repos).
journal showed three concurrent rebuilds racing on the meta
repo's .git/index.lock — auto_update::run kicks off parallel
tokio::spawn for every stale agent, each rebuild eventually
calls into meta::sync_agents / lock_update_for_rebuild which
do git add + commit, git isn't safe across concurrent processes
on the same .git/, and one of the failing-mid-write children
left index.lock behind. subsequent ops blocked until somebody
rm'd it manually.
fix: static META_LOCK (tokio::sync::Mutex<()>) acquired at the
top of every public meta function. concurrent rebuilds take
turns on meta ops; the actual nix build (nixos-container update)
releases the lock first and runs without it, so parallel agent
builds still parallelize on nix-daemon's own concurrency model.
migrate::run additionally clears /var/lib/hyperhive/meta/.git/
index.lock on startup if it exists — we just booted, nothing
of ours is holding it. covers the 'previous crash left a stale
lock' case the user just hit so the daemon recovers without
manual intervention.
new boilerplate wraps agent.nix as a sub-module + passes every
flake input (minus self) through to it via _module.args.flake
Inputs. manager edits the inputs block of flake.nix to pull in
out-of-tree flakes (MCP servers etc.) and references them in
agent.nix as flakeInputs.<name>.packages.${pkgs.system}.default
— the new input's pinned sha lands in the agent's own flake
.lock (already tracked + part of the proposal flow), and
transitively rolls up into meta's lock.
migrate's MODULE_FLAKE_MARKER swaps to _module.args.flakeInputs
so existing agents on the old 'nixosModules.default = import
./agent.nix' template get re-rendered onto the new shape on
next hive-c0re start.
manager_server's flake.nix tamper-check goes away — the build
path's failed/<id> annotated tag already provides the safety
net when a manager edit breaks the flake; enforcing 'no
flake.nix edits at all' was overly strict (blocks the inputs-
addition pattern that's the whole point of this change).
manager prompt updated with a worked example for adding an
MCP-server flake input + wiring it through agent.nix.
new NixOS module option services.hive-c0re.operatorPronouns
(free text, default 'she/her', example 'they/them'). hive-c0re
takes it as a CLI flag (--operator-pronouns, lib.escapeShellArg'd
in the systemd unit), stores it on Coordinator, threads it into
the meta flake's mkAgent so each agent's systemd service gets
HIVE_OPERATOR_PRONOUNS set. the harness reads the env at boot
and substitutes {operator_pronouns} into the agent / manager
system prompt alongside {label}. nix string is escaped against
backslash + double-quote so non-ascii / quoted values
round-trip safely. prompt addendum: both agent.md and
manager.md mention the operator's pronouns up front so claude
uses them naturally in third-person reference. propagates on
next ↻ R3BU1LD (meta lock bump, no per-agent approval).
crash_watch fires ContainerCrash whenever it sees a previously-
running container in a non-running state without a transient
flag set. dashboard rebuilds already set Rebuilding via
lifecycle_action; the two other rebuild paths didn't:
- migrate::repoint_container: phase 4 walks every container,
each nixos-container update activation briefly takes the
systemd unit down. previously fired ContainerCrash for every
agent during the migration; manager would then spuriously
call start() on agents that were already coming back up.
- auto_update::rebuild_agent: startup scan + admin-socket
caller bypass lifecycle_action.
both paths now set the Rebuilding transient around the rebuild
+ clear after. matches what dashboard does.
new migrate module runs before auto_update on hive-c0re boot.
four idempotent phases:
1. for every applied/<n>/ whose flake.nix isn't already the
module-only boilerplate, rewrite + commit + relocate
deployed/0 to HEAD so setup_applied's existence check passes
2. for every proposed/<n>/config without an 'applied' remote,
wire it (delegates to setup_proposed which is now
idempotent and adds the remote itself)
3. meta::sync_agents over the current container list — inits
the meta repo on first call, rerender + relock if drifted
4. nixos-container update <c> --flake meta#<name> for every
container, guarded by /var/lib/hyperhive/.meta-migration-done
so phase 4's expensive eval only runs once across restarts
env kill-switch HIVE_SKIP_META_MIGRATION=1 defers the whole
thing. each agent's failure is logged + skipped so one broken
agent doesn't block the rest. runs ahead of ensure_manager so
the manager auto-spawn comes up against meta from the first
attempt.
