A swarm-ci-metrics host unit on a 5-minute timer lists every forge
repo's Actions runs as the new read-only ci-metrics account and pushes
each finished run's duration and queue wait over OTLP, stamped at the
run's stop time. The first pass backfills from run 1. swarm-controller
mints the account's token into bao and keeps a ci-metrics team with
read on the Actions unit in every organisation.
Closes#5376
Drop the H0M3 tile hub and the core page. The dashboard is now the index;
kept state is its fifth tab. A pages menu in the chrome links flow, stats,
API docs and the swarm UI. The swarm apex URL comes from
services.hyperhive.swarm.domain via HIVE_SWARM_PUBLIC_URL and the new
swarm_public_url field of the state snapshot.
The crate README rewrite was unrolled at eval time: one sed block per
crate, each carrying one -e expression per other crate. The installPhase
string grew with the square of the crate count, and at 40 crates
(d5de1e494 added swarm-claude-login) it reached 131708 bytes. Linux
caps a single environment variable at 128 KiB, so exec of the builder
failed with "Argument list too long" and every consumer of
reference-docs failed with it, the website repo included.
The rewrite is now a shell loop over $members at build time, building
the same sed expressions per crate. The phase text no longer depends on
the crate count. Output is byte-identical to the old form at 6aab2ebb6
(39 crates, the last commit where it built).
Closes#5321
A new swarm service, `swarm-claude-login`, in its own container on the host
that sets `deploy.claude-login.enable` (defaulted on by `allSwarmServices`
where the host has the minter's store leaf, like the review classifier).
- swarm-ui: an agent card showing "login needed" gets a "log in" button.
Its dialog starts the login, shows the URL claude printed, and takes the
pasted code.
- swarm-controller: `POST/DELETE /api/agents/{name}/claude-login` and
`POST /api/agents/{name}/claude-login/code`, behind the swarm UI's
authelia-gated `/api/`, relay the steps to the minter as requests on
`$SWARM.claude-login.request`.
- swarm-claude-login: runs `claude auth login` over piped stdio with HOME
and CLAUDE_CONFIG_DIR in a per-login scratch dir, scrapes the first
https URL, writes the code to stdin, and stores the `.credentials.json`
at `swarm/agents/<agent>/claude-credentials` with a KV v2 write, a new
version over any earlier one. The scratch dir goes on every exit path; a
login waits 15 minutes for its code.
- hive-agent: while parked in `wait_for_login`, reads that leaf every 30 s
under the agent's own cert and installs it only when its KV version is
newer than the one recorded in `<harness>/claude-credentials-version`.
An equal or older version is never put back, because claude rotates the
refresh token and the stored copy is stale after the first refresh.
- swarm-secret-client: `claude_login` paths and `SecretStore::read_versioned`.
- Credentials: a `claude-login` store leaf minted by glue-bao-tls, a
`swarm-claude-login` policy (create/update on
`swarm/agents/+/claude-credentials`, read on its own queue client
secret), an authelia machine client, and a `--claude-login-client`
grant in the queue's auth-callout responder. The unit runs as a static
system user.
The hive's own web-UI login is unchanged.
Refs #5268
The metrics vhost forwarded the store's read API (query, series, labels,
export, vmui, ...) with no credential, so anything that could reach
metrics.<swarm> could read every hive's and agent's metrics. mara ruled on
checked by an auth_request responder, and operators use their authelia
session.
- swarm-metrics-auth (new crate): auth_request responder on the metrics
store's host. Compares the presented bearer, in constant time, with the
one stored at swarm/services/<grafana client id>/metrics/bearer, read
under its own bao leaf and cached for 60s. Static user, the post-#5264
swarm-logs-auth unit shape.
- swarm-bao-grafana-metrics-bearer: on Grafana's host, creates that bearer
in bao if absent (create without update, Grafana's existing leaf) and
writes "Bearer <value>" into the container; the datasource sends it as
its Authorization header via $__file{}.
- The vhost: read locations take auth_request through a map (a bearer goes
to swarm-metrics-auth, anything else to authelia, no login redirect);
vmui takes an authelia session with the login redirect; forceSSL like
the logs vhost. The authelia subrequest location is renamed from
/__metrics_push_authz to /__metrics_authelia since it now serves reads.
- Authelia: the collector keeps every path; everyone else is refused the
collector's push and /metrics paths; group admins is admitted to the
rest; then deny.
- bao: a swarm-metrics-auth cert role and policy (read on the one leaf),
its leaf minted by glue-bao-tls, the CN reserved as a hive name, and
Grafana's grant gains create on the bearer leaf.
Fixes#3596
A new `swarm-builder` service, in its own container on the host that sets
`deploy.builder.enable` (defaulted on by `allSwarmServices` where the host
has the builder's store leaf, like the review classifier).
When an `agent-configs/<agent>` PR is opened, reopened or synchronized,
swarm-controller queues a `build_agent` jobq node. The node sets a
`swarm-builder` commit status to pending on the PR head, sends
`{agent, rev, pr}` to the builder over NATS request-reply
(`$SWARM.builder.build`), and writes success (store path), failure (last
line nix printed) or error (no builder / no reply) on the head. The node
fails when the build does, so the Jobs page matches the PR.
The builder builds nix/builder/check-flake's `check` with every input
overridden: hyperhive and nixpkgs to the host's own
`c0re.hyperhiveFlake`/`c0re.nixpkgsFlake` (what a hive there renders into
its meta flake), and the agent to the PR head on the forge. Evaluation is
pure and runs in the container; builds go to the host nix daemon as an
untrusted client. The private config repo is fetched with the token of a
new read-only `builder` forge account (in the `hives` team), which the
controller mints into `swarm/services/builder/forge/token`; git gets it
from a credential helper reading the child's environment, so it is in no
argument or URL.
Credentials: a `builder` store leaf minted by glue-bao-tls on the store
host, a `swarm-builder` reader policy (forge token + its own OIDC client
secret), an authelia machine client, and a `--builder-client` grant in the
queue's auth-callout responder. The controller gains a grant on the token
path and the secret publisher a deny on it.
This is the agent-config build check atlas scoped on #5081 (slice 3):
nothing is pushed to a cache, nothing is written to KV, and a red status
gates no deploy. The check composes agent-base + the config without the
values a hive adds (CA, docs, claude-code path, ports, input follows), so
it can disagree with a hive's own build.
A new `auth_request` responder on the log store's host. nginx sends it
every `/select/logsql/` request whose `Authorization` is
`Bearer swarm-agent.<agent>.<secret>`; it answers 200 when the secret is
the one stored at `swarm/agents/<agent>/queue` (`swarm-agent-verify`),
401 otherwise. Every other bearer still goes to authelia, so agents
still presenting the hive's shared OIDC client keep working.
`auth_request` takes a fixed URI, so the split is a `map` on
`$http_authorization` plus an internal location that rewrites to the
map's pick. Checked against nginx 1.30.5 with stub upstreams: an agent
token only the stub validator accepts gets 200, a token only the stub
authelia accepts gets 200, every wrong one 401, and the internal
locations 404 from outside.
The responder serves a unix socket in its own traverse-only runtime
directory and reads the store under its own leaf
(`swarm-logs-auth`), whose policy is `swarm/agents/+/queue`, read-only.
glue-bao-tls mints the leaf where the store runs; elsewhere the
operator places it, and eval refuses a log store host without one.
Part of #4459.
deploy.review-classifier.enable (off by default, not derived from
allSwarmServices) puts swarm-review-classifier in its own network
namespace on the bridge, with claude-code and the daemon. A host unit
copies the classifier's store leaf into the container; the daemon reads
its queue client secret and the API key from the store with it.
- glue-bao-tls mints the review-classifier leaf; swarm-bao writes the
swarm-review-classifier role, reading exactly the API key path and the
classifier's queue client secret; swarm.nix reserves its CN.
- glue-review-classifier-oidc-client registers the machine client where
authelia runs, and the publisher carries its secret to the store.
- swarm-nats passes the client id to the responder as
--review-classifier-client.
- Where the host runs a hive-tier collector, claude exports its metrics
there; the daemon adds the repo and the PR to the resource attributes.
- module-eval: the new grant and leaf (bao-grants, now sixteen granting
units), the container's presence and its unit (core-toggle), and the
client registration and publishing (secret-publisher).
Logs live at swarm level now (VictoriaLogs, read through Grafana
Explore). The hive dashboard's own journal viewer goes, with
everything that existed only to serve it:
- frontend: /logs.html, logs.js, logs.css, the H0M3 "Logs" tile and
the per-agent menu's "journal logs ->" link. The build-log list
rules BU1LDS used from logs.css move into builds.css.
- hive-c0re: GET /api/journal/{name} and GET /api/journal-host, and
priv_client::read_container_journal.
- hive-priv / hive-priv-sock: the ReadContainerJournal request, its
JournalQuery/JournalOutput wire types and the journalctl -M executor.
- nix: hive-c0re's systemd-journal supplementary group, whose only
reader was the journal-host handler.
- docs: the L0GS section, the API entry and the security table row.

Renames `swarm-matrix-minter` and reshapes it around subcommands. Minting
is now `swarm-matrix-ctl mint`.
Running rust inside `containers.hive-matrix` is not free: it needs its own
store identity, its own cert role and its own bind mounts, and every one of
those is per-*container*, not per-task. A second single-purpose crate would
have had to duplicate that plumbing to add one action, so the next thing
that has to run in there should be a verb here rather than a new crate.
The old name guaranteed the opposite.
`main.rs` is clap dispatch; the minting logic moves to `mint.rs` unchanged.
A bare invocation is refused: `mint` writes a credential, so "no verb"
defaulting to it would make a typo in the unit mint rather than fail.
The environment prefix moves with it, `MATRIX_MINTER_*` → `MATRIX_MINT_*`.
Scoped to the verb and not to the binary, because a binary-scoped prefix is
one the next verb has to share or widen, and a widened one never narrows
again. A test asserts every variable carries the verb's prefix.
The principal renames too. The cert role, bao policy, granting unit, leaf
filename and `certAuthCns` entry all have to spell one string the same way,
so leaving them as `swarm-matrix-minter` would have rebuilt the naming
split this branch exists to remove. Renaming the nix options alongside is
free here: every one of them is introduced by this PR and has never been
released, so no operator config names them yet.
`ExecStart` now names the verb, which is a contract between a nix string
and a clap enum that fails at deploy time with no local signal. Both ends
assert it: `mint_is_spelled_the_way_the_unit_invokes_it` in the crate, and
a new module-eval arm reading the rendered `ExecStart`.
docs/getting-started/setup.md drops the sender token from its "live on the
host" list: setup does not touch this credential, so a setup guide has no
reason to name it.
The store path and every identifier around it called this an admin
token. It is not one: of ~15 hive-c0re call sites only two need
homeserver admin, and the homeserver no longer promotes the account at
boot, so the name overstated both what the credential is and what it may
do.
Renaming it to the account was not enough either. "The `@hive:` token"
reads as the token of a hive user, and no such user is provisioned —
`@hive:<server_name>` is the appservice registration's own
`sender_localpart`, an account the homeserver creates for itself when it
loads the registration.
So it is the **sender token**: the matrix appservice sender account's
access token, at `swarm/services/matrix/sender-token`. The name says
what it authenticates as rather than what it may do, which is the part
that was wrong.
The path has one constructor, and the bao grant, the grant assertion and
three unit tests pin its literal independently — so a half-finished
rename fails a check rather than leaving the minter and its readers
disagreeing at runtime. `tracing` messages are renamed with the code, so
the journal reads the way the source does.
The host-side file keeps its name (`matrix/access-token`): it carried no
admin framing, and renaming it would orphan the file on every deployed
hive for nothing.
`docs/tools/hivectl-cli.md` is regenerated from the clap tree.
Three leftovers from the rename, plus the gating prose job.
`nix/packages/default.nix` still described the minter as the "matrix
admin credential's minter", and shipped that claim in the package's
`meta.description` — a PR-visible string.
`promote_user_to_admin`'s doc comment pointed at the `admin_execute`
entry in `hive-matrix.nix` as the thing that bootstraps the first
admin. That entry is gone, so the comment referenced nothing. It now
records that the account is ordinary, that the call therefore has no
working sender, and that rehoming at swarm level is the fix rather than
re-granting. `reset_user_password` gained the matching warning; it had
none.
The prose fixes clear all 8 `CI / prose lint (vale, errors)` failures,
all of which were in docs this branch touches. No vale config change,
no exception, no carve-out: contractions, one recast sentence, one
de-hyphenation and one dropped "simply".
Tense: four docs described system behaviour in the future ("will
refuse", "will fetch and trust"). Reference docs get read from the
other side of the change, so they say what the system does.
A swarm runs one homeserver and a homeserver has one appservice sender
account, so "mint it once" is a property of the thing being minted
rather than something a lock has to enforce. That is what makes this
account the one to move first: no trigger route, no controller change
and no agent list — a boot-time oneshot beside tuwunel is the whole
mechanism.
`swarm-matrix-minter` runs inside `containers.hive-matrix`, which
already holds the appservice token: the rendered registration is bound
in read-only because that is how tuwunel is handed it. What the
container lacked was an identity of its own, so this adds one — a leaf
from the store's CA with a grant of exactly one path, not the hive's
leaf, which reads every secret in the store.
Both ends of the credential ship here. The minter reads the path it
publishes to before it touches the homeserver, and returning on a
non-empty read IS the "only once"; `hive-c0re`'s `ensure_hive_user`
reads the same path, authenticating with the hive name already in
`HYPERHIVE_HIVE_NAME`. The existing mint-then-`M_USER_IN_USE`-login
ladder stays as the fallback for a store that is empty, unconfigured or
unreachable, which is every swarm deployed before this — so nothing
needs backfilling and nothing breaks if the rest of the sequence never
lands.
The credential is not an admin credential, and is not named like one.
It is the access token of the appservice registration's own
`sender_localpart` — `@hive:<server_name>`, an account the homeserver
creates for itself when it loads the registration. The store path is
`swarm/services/matrix/sender-token`, the host path is
`matrix/access-token`, and the homeserver no longer runs an
`admin_execute` promotion for that account at boot. Everything the hive
provisions with it — the Space, the chat room, their hierarchy and join
rules, the invites — rides on being the creator of those rooms at power
level 100, not on homeserver admin; there is no Synapse admin API here
to need, tuwunel has none.
Two operations do need an admin *sender* and therefore stop working:
`hivectl matrix promote-user` and `hivectl matrix reset-password`, both
`!admin …` messages into `#admins:<server>`, plus the password-reset
recovery path that an agent with a lost password file falls back to.
They are swarm-level operations and are left failing loudly rather than
served by an over-privileged token every other call site would also
carry. The sweep's own admin-rights check and self-repair go with them:
an account that is deliberately not an admin has nothing to check.
`ephemeral = false` stays, and hive root can still read the container's
filesystem. Accepted: what this buys is identity separation — no hive
*process* holds or reads the appservice token — not physical isolation.
Refs #4345
An agent can reach VictoriaLogs only through the gateway, and since the
machine query route landed the way to read it has been to hand-roll a
client_credentials token request and a curl, per query. This is the CLI
that closes that: `swarm-logs query '<LogsQL>'`, matched log lines on
stdout, so the answer pipes into grep like any other command's.
Built to the plan posted on the tracker thread: own crate, own
docs/tools reference generated off the clap tree, `query` as the one
verb, and the JSON error body surfaced on a non-200 rather than
swallowed. No `tail`: streaming is a different endpoint with a different
response shape, and folding it in here would be a fatter scope than the
ask.
Minting the token is NOT implemented here — swarm-queue-client already
owns the client_credentials request, its error type and its CA handling,
and a token-endpoint fix has to be findable in one place. What this crate
adds is the agent-shaped half: the client id arrives as a *file* beside
the secret, so nothing outside nix/agent-modules/queue.nix spells
`hive-<name>-agent` twice. That is the same problem hive-agent's
swarm_queue module solves, and swarm-logs/src/auth.rs is its `decide`
restated over this binary's inputs.
⚠️ The plan named one thing to verify empirically before calling the auth
settled: whether authelia's bearer policy for the logs vhost accepts the
agent client's audience. Measured from inside a container: it does not.
The client minted a token fine but with `aud: []` and `scp: []`, asking
for the logs URL as an audience answered `invalid_target`, and presenting
the audience-less token to the gateway answered a bare 401. So
swarm-authelia.nix's agentClients gains `authelia.bearer.authz` and the
query URL as a second audience — authelia authorises a bearer token by
the URL being requested, and that URL is now one binding read by three
places rather than three spellings of one address.
The URL reaches an agent the same way its queue coordinates do: computed
on the host (a container cannot derive a gateway address), forwarded by
hive_c0re::meta into the container's option set, and consumed by a new
agent module that installs the binary *wrapped* with its coordinates —
the shape swarm-controller.nix installs swarmctl in. Gated on the queue
credential as well as on the URL: a binary that can only answer 401 is
worse than no binary, because an agent reads a 401 as "no logs", which is
the exact confusion the store's machine route was added to end.
Closes#4282. mara: "scope looks good" — approving the plan posted
there (manifest + icons + minimal shell-only service worker + iOS meta
tags) and both explicit questions (network-first-with-offline-fallback,
never cache /api/*).
docs/web-ui/design-guide.md's "Layout & viewport" section already
asserted swarm-ui is installable as a PWA — this is what actually backs
it.
- manifest.webmanifest: name/icons/start_url/standalone display, theme
#cba6f7 / background #1e1e2e matching the mocha --purple/--bg values.
- sw.js: plain JS, not TypeScript — the DOM lib swarm-ui's own tsconfig
uses and the WebWorker lib a service worker's globals need are
mutually exclusive in one tsc program, not worth a second tsconfig for
a self-contained ~100-line file. Scoped to the app shell only, never
touches /api/* at all, network-first with offline-fallback-to-cache
(not cache-first) since main.js/main.css are unhashed filenames and a
cache-first SW would risk wedging an operator on stale JS after a
deploy.
- index.html: manifest link, theme-color meta, iOS
apple-mobile-web-app-* tags (Safari ignores the manifest spec).
- main.tsx: feature-detected SW registration.
- branding/hyperhive-maskable.svg: hyperhive.svg's own artwork already
fills nearly its whole canvas, so a maskable icon needs a padded
variant or an OS mask crops the outer ring/corner brackets — embeds
the original via a scaled <image> ref rather than duplicating markup.
- nix/packages/swarm-ui.nix: rasterizes icon-192/512/512-maskable.png
from the branding SVGs at build time via librsvg, rather than
checking in static PNGs.
Verified for real: typecheck+build green, and a real headless-chromium
tab driven over CDP confirms the service worker registers and becomes
the active controller, and a simulated-offline reload still serves the
full cached shell rather than a browser error page. nix build .#swarm-ui
also verified green, including the rasterized icon output.
`swarm.*` is what a hive needs to be a *client* of the swarm; the mesh is
none of it. A peer needs this host's `wireguardEndpoint` -- the roster entry
in swarm.nix, which stays -- and nothing about the interface this host
brings up. The module already said so: "plain host networking that a machine
which runs no hive at all still needs."
All five options move, so the namespace relocates rather than splitting.
`listenPort` is the one that reads the other way: it is what this host
*binds*, while the port a peer *dials* lives inside `wireguardEndpoint`.
Declared in swarm-wireguard.nix under the `deploy.*` path, following
swarm-victorialogs.nix; deploy.nix carries only the renames, per its own
"a single file to delete when the deprecation window closes". Deliberately
NOT added to deploy.nix's own options block: every entry there is a swarm
service this host deploys, and the mesh is host networking.
hivectl/src/wg.rs generates the config snippet an operator pastes, so it
moves too -- otherwise the tool's own output trips the deprecation warning.
module-eval gains a case that configures a host through the OLD path and
asserts the rendered wg-hive interface, because the new path evaluates
fine without the shim: dropping it reads as a clean tree.
Pointing at a doc instead of duplicating its prose next to the code is what
the comment-block lint pushes people toward, and nothing checked that the
pointers still resolve. The reorg that prompted the preceding commit broke
41 references and every one of them merged green.
Two arms: repo-root-relative `docs/` paths, and relative markdown links
resolved against the linking file. Scope is every tracked file rather than a
type list — the dead references were in css, html and an ignore file as well
as in markdown and nix.
Three controls, because a link checker whose extractor quietly matches
nothing passes forever while checking nothing: each arm must have found
candidates, and at least one pointer must have resolved. Any of those failing
exits non-zero and says the script is broken rather than the tree.
Escape hatch is the `lint:allow` marker the tracker-tag lint already uses.
Its only current users are in reference-docs.nix, where a path naming a file
the derivation synthesizes into $out is correct precisely because the repo
does not have it.
Also runs in the pre-push hook alongside the other two.
Comments cite nix modules, scripts and crate source files constantly,
and nothing evaluates a comment — so when a file moves, the reference
rots silently and `nix flake check` stays green. A reader following one
finds nothing and cannot tell whether the file was renamed, deleted, or
never existed.
Seven such references, each repointed at the file that actually holds
the thing the sentence is about rather than at the directory the old
name became:
hive-c0re/src/agent_config/limits.rs hive-agent/src/mcp.rs
-> hive-agent-mcp/src/mcp/mod.rs
hive-agent-mcp/src/mcp/mod.rs hive-c0re/src/limits.rs
-> hive-c0re/src/agent_config/limits.rs
(and the module path in the doc
comment above it, which was stale
in the same way)
hive-c0re/src/forge/mod.rs hive-c0re/src/knowledge.rs
-> hive-c0re/src/workers/knowledge.rs
nix/host-modules/hive-c0re/options.nix hive-c0re/src/hive_stats.rs
-> hive-c0re/src/stats/hive_stats.rs
nix/packages/default.nix nix/host-modules/hive-c0re.nix
-> .../hive-c0re/options.nix
nix/agent-modules/network.nix nix/host-modules/hive-gateway.nix
-> .../hive-gateway/dnsmasq.nix
frontend/README.md nix/modules/frontend.nix
-> nix/packages/frontend.nix
The two `limits.rs` comments are a matched pair: each names the other's
old path, so the "keep in sync" instruction they exist to carry pointed
both ways at nothing.
Where a flat module became a directory the target is the file that
declares the named thing, not `default.nix` by reflex — the
`preBuildAgentTemplates` option is declared in `options.nix`, and the
DHCP pool that sentence is about lives in `dnsmasq.nix`.
Comments only; no behaviour change. Refs #3923, which is about whether a
gate should cover this class at all — that question is unanswered and
this does not close it.
mara on hyperhive/website#59 ("is this slice 1? i expected the options
to fold into the main docs sidebar as well so that you have one all
docs tree" / "the same thing already happens: crate readmes get
included as well. add the virtual options dir"): apply the exact
technique already used for docs/crates/<crate>.md to the nixosOptionsDoc
bundle (packages.docs) — project it into the reference-docs tree at
docs/options/*.md rather than leaving it a wholly separate flake output
options.nix has to fetch and render on its own pipeline.
Simpler than the crates/ case: the options bundle is already
self-contained CommonMark with no relative doc-links needing rewriting
(nixosOptionsDoc's transformOptions already points every option
declaration at an absolute forge URL), so this is a straight
recursive copy, not a per-file sed pass.
website's docs.nix needs no changes to pick this up — its sidebar walk
is already generic over subdirectories, same reason the earlier
crates/ virtualization needed none. The website-side follow-up (has
docs.nix render these instead of options.nix's separate pipeline, and
what that means for the current /options/ URL) is a separate change on
that repo, not touched here.
Per mara's go-ahead on hyperhive#3902 ("getting started is good, but
terminal rendering does not go in there i think"):
Moved 21 top-level docs/*.md files into 7 new topic subdirectories
(existing web-ui/, turn-loop/, swarm/, tools/, crates/ untouched):

agent-lifecycle/ agent-hierarchy.md, approvals.md, persistence.md
trust-boundary/ boundary.md, security.md
integrations/ forge.md, matrix.md, github.md, knowledge.md

scheduler/ jobq.md, coordinator.md, ci.md, observability.md
process/ conventions.md, gotchas.md, pr-review-gate.md
web-ui/ terminal-rendering.md (moved into the EXISTING dir,
per mara's correction to the original getting-started
guess -- it's UI implementation detail, not onboarding)
The physical layout now matches docs/README.md's own topical headers,
which already amounted to this taxonomy -- see the scoping comment on
the issue for the two findings that motivated this (a genuine
duplication between CLAUDE.md's old "Reading paths" list and
docs/README.md's grouped one, since drifted out of sync with each
other; and the flat layout not matching the grouping we already had).
Fixed every cross-reference this moved across the whole repo (~120
files: docs/ internal links at every depth, Rust doc comments, nix
module option docs, crate READMEs) -- verified two ways: a grep sweep
confirming zero remaining references to any old path, and a script
that resolves every markdown link in docs/**/*.md + CLAUDE.md +
README.md against the filesystem and reports anything that doesn't
exist (zero broken links).
Collapsed CLAUDE.md's "Reading paths" section (the duplicate) down to
a pointer at docs/README.md, now the single index. Rewrote
docs/README.md itself to use the new subdirectory paths and added the
one doc it was missing that CLAUDE.md's old copy had (pr-review-gate.md).
Classified all 22 docs/*.md files first via a haiku subagent (mara's
suggestion) on two axes -- proposed grouping and operator-vs-
implementation focus -- before finalizing the taxonomy; spot-checked
the report and found internal inconsistencies (its classification
table disagreed with its own summary section for a few files), so this
taxonomy is my original proposal + the one correction mara gave
directly, not a blind application of the subagent's table. The
operator-focus data it gathered is still useful for a follow-up
content pass (docs skewing 'mixed' rather than pure operator-facing),
not addressed in this PR -- structure only.
nix fmt clean, both pre-push lints clean.
mara (issue #3817): remove the home link + page, put the setting toggle into the Y3R C4LL tab. Deleted settings.html/.js/.css; the browser-notification toggle (the only content there) now renders as a ◆ PR3F3R3NC3S ◆ section under Y3R C4LL's approvals/inbox, wired the same way (NOTIF.bind()/NOTIF.show() in common.js — no behavior change, just a new mount point). Updated build.mjs's entry lists and every doc/comment that pointed at the old page.
services.hyperhive.swarm.* used to carry both swarm-wide facts (name,
domain, hives, ca) and the 'does THIS host run it' toggles for every
swarm service. deploy.nix already split those toggles out into their
own services.hyperhive.deploy.* namespace; this is the docs-side
follow-up now that swarm.* is genuinely swarm-wide-only.
nix/docs/default.nix: host.md drops the swarm/deploy subtrees
(builtins.removeAttrs on the already-picked host tree, not
lib.recursiveUpdate -- that merges rather than deletes, which would
have silently kept them on host.md); swarm.md and deploy.md are new
markdown pages, each its own pickSubtrees root. nix/packages/default.nix
exposes docs-swarm/docs-deploy as flake outputs alongside the existing
docs-host/docs-agent. docs/gotchas.md's Nix options reference section
and docs/swarm/README.md get pointers to the new split.
harness-base.nix has never existed in this tree. Four comments named it,
or a `harness-base` module, as the place to look:
- weston-vnc.nix: the agent user is declared and home-chowned by
nix/agent-modules/user.nix
- hive-ci.nix: the sandbox-fallback reasoning lives in
nix/agent-modules/default.nix -- which the very next comment block in
the same file already cites correctly
- packages/default.nix: the per-bin consumer is
nix/agent-modules/packages.nix
- hive-sh4re/src/assets.rs: HIVE_ASSETS_DIR is set by
hive-c0re/environment.nix and agent-modules/default.nix +
agent-service.nix, and the package is built by nix/packages/assets.nix
-- not the equally nonexistent nix/assets.nix
assets.rs was twice declared out of scope on the sibling PR because it
names a module rather than a file. That distinction was real and
irrelevant: neither the module nor the nix/assets.nix path it points at
exists. Reading the wording is not checking the reference.
Every replacement path was verified to exist, with a deliberately bogus
path as a control.
Same pattern frontend.nix already uses for the dashboard: the SVG
lives outside the npm tree at branding/hyperhive.svg, copied into
$out during the nix install phase (not build.mjs, so plain npm build
consumers still work, same split frontend.nix uses). Added the
matching <link rel="icon"> to index.html.
frontend.nix stays the one authoritative explanation; swarm-ui.nix and
checks.nix now just point at it instead of each restating the
prefetch-npm-deps command in their own words.
The hash was hardcoded independently in nix/packages/frontend.nix,
nix/packages/swarm-ui.nix, and nix/checks.nix's inline
swarm-ui-typecheck derivation, all three building from the one
frontend/package-lock.json. Nothing enforced the three copies staying
in sync, and on a recent PR only some of them got updated when the
lockfile changed.
Moved the hash into a new file, frontend/npm-deps-hash (plain text, no
trailing newline, co-located with package-lock.json so it reads as
the lockfile's other half), and all three derivations now
builtins.readFile it instead of hardcoding their own copy. A lockfile
change now only needs prefetch-npm-deps + one file overwrite; the
other two derivations pick it up automatically.
Verified: nix eval against all three derivations' npmDepsHash
attribute (eval-only, not a build) confirms all three resolve to the
same value read from the one file.
frontend/package-lock.json changed (preact added to dashboard + shared
in the earlier commits on this branch) but the fixed-output npm-deps
hash pinned in nix/checks.nix, nix/packages/frontend.nix, and
nix/packages/swarm-ui.nix (all three hash the one shared lockfile,
per checks.nix's own comment) wasn't updated to match — argus caught
it on review. Recomputed with nix run nixpkgs#prefetch-npm-deps.
Mirrors hivectl exactly: a `completions <shell>` verb that walks the
live clap tree, and a package that pipes it into installShellCompletion
for bash/zsh/fish. Generating from the command tree rather than writing a
script by hand is what keeps completions from drifting away from the
verbs they complete — the same reason `markdown-docs` renders the docs
from that tree.
Dispatched before PathArgs::resolve() for the same reason markdown-docs
is: emitting a completion script needs none of the SWARMCTL_AUTHELIA_*
deployment env vars, and requiring them would make the package's own
build-time invocation fail — exactly where it runs.
swarmctl leaves mkBinPackage for its own derivation, since the extractor
installs a binary and nothing else.
The generated landing page's own H1 already said "Crate reference" —
the directory name should match. Rename docs/components/ -> docs/crates/
and update the generating derivation (nix/packages/reference-docs.nix),
its default.nix caller comment, and docs/README.md's link.
Fixes#3193
crane's `buildDepsOnly` defaults `doCheck = true`, which adds
`--all-targets` and a `cargo test --no-run` — so the dep cache compiles
every dev-dependency and test harness in the tree. The checks need
exactly that. `workspaceBuild` never runs a test and never links one, and
was sitting on the same cache.
Split into two, one per audience. Not a duplication of something shared:
CI evaluates against hyperhive's own nixpkgs pin while a host overrides
it — security patches cannot wait on a lock bump upstream — so the two
closures already differ and neither substitutes for the other. Giving
each its own cache therefore costs nobody a second build; it stops the
deploy compiling artifacts only CI consumes.
Both still build from crane's dummy source, so both hashes key on
Cargo.toml/Cargo.lock: a code edit rebuilds neither, a dependency or
toolchain bump rebuilds both. That bump is the recurring cost this
targets — on a host overriding nixpkgs for security patches, it is every
patch.
⚠️ The first build after this lands is cold: the derivation hashes move.
Project-bootstrap scope per the issue: static build as a nix pkg,
empty start page for now, functionality deferred until auth against
authelia is figured out. Stack (Preact + wouter + TypeScript + JSX)
matches the shell decision from the earlier framework-paths thread —
a real SPA shell with a router and deep links, distinct from the
per-hive dashboard's vanilla-JS + custom-element MPA.
- New npm workspace frontend/packages/swarm-ui: one route (/), a
wouter Switch/Route shell, a 404 fallback. Reuses @hive/shared's
colors.css/theme.css/base.css for visual consistency; no other
shared JS (the vanilla-JS el()/dom.js helpers are superseded by
Preact in this shell).
- nix/packages/swarm-ui.nix: its own buildNpmPackage derivation
(scoped to just this workspace via an explicit buildPhase), not
folded into nix/packages/frontend.nix's packages.default closure —
same reasoning swarm-controller/swarmctl already use for staying out
of daemonBins: a hive that doesn't run the swarm controller
shouldn't carry swarm-ui bytes.
- npmDepsHash recomputed in both frontend.nix and swarm-ui.nix (same
shared lockfile, new deps: preact, wouter-preact, typescript).
- Added swarm-ui to nix/checks.nix alongside frontend, for the same
FOD-staleness reason plus being the only thing that actually builds
it in CI (not in packages.default's closure like frontend is, so
nix flake check wouldn't otherwise touch it).
- npm run typecheck (tsc --noEmit) is available locally; not yet wired
into CI — esbuild transpiles TS without type-checking, so that's a
real gap, left as a follow-up rather than growing this bootstrap PR
with a new CI workflow step.
Verified: nix build .#swarm-ui and .#frontend both succeed; npm run
build (root, all workspaces) succeeds; tsc --noEmit clean;
scripts/check-issue-refs.sh clean.
Each workspace crate's own README.md now also shows up as
docs/components/<crate>.md via nix/packages/reference-docs.nix, so it
renders on the docs site alongside the rest of docs/ without a second
hand-copied file to keep in sync. Relative links that were correct
from the crate's own position in the tree are rewritten for their new
virtual position (../docs/x.md -> ../x.md, ../<sibling-crate> ->
./<sibling-crate>.md). Landing page at docs/components/README.md, nav
bullet added to docs/README.md. No changes needed in the website
repo's docs.nix - it already walks every subdirectory generically.
The swarm-authelia module states that its users database is written by
swarm-controller, but nothing ever granted the means. This adds the tool
that does it.
swarmctl runs as root on the controller's host and acts directly. The
rootless alternative was examined and does not work: relocating the users
file into a directory the controller owns only turns a write problem into
a read problem, because authelia must then reach across the same boundary
in the other direction. Making that read work needs either a hand-pinned
gid or world-readable password hashes.
The user store is two files, one authoritative: users.json is canonical,
users.yml is a rendered artifact. That split is what lets the crate work
without a YAML parser -- the workspace has none, and adding one costs a
crates.io fetch, a lock update and a vendor hash for a schema we fully
control and only ever emit.
Passwords are generated by authelia rather than passed to it: argv is
world-readable, so a password on a command line is readable by any local
process for the lifetime of the call.
The three derived facts swarmctl needs about the authelia container --
machine, unit and the host-side users path -- become readOnly options on
the authelia module rather than literals repeated at the call site.
Per review: daemonBins is the core stack, and it drives the bundle that
services.hyperhive.c0re.package points at -- so listing a swarm-scoped
service there would put it in every hive's closure when one hive in a
swarm runs it. It gets the same per-bin extractor, bound on its own, the
way hivectl already is.
The crate also had no README while every other one does. Both misses are
the same shape: adding a thing without updating what describes the set of
things.
First half of the swarm-controller slice: the crate, its workspace entry
and its daemonBins entry, so the systemd unit that follows has a binary
to point at.
It serves one health endpoint and owns no state. That is the whole
intent -- this makes the unit real (service user, runtime and state
directories, socket, nginx reachability) so the swarm-level surfaces
that follow have somewhere to land. Inventing those surfaces now would
bake in a shape nobody has agreed to.
The socket gets its own runtime directory rather than sharing
hive-c0re's. nginx reaches a unix upstream by having the socket's
directory bind-mounted into the gateway container, so co-locating this
socket with the host admin socket would hand the gateway that socket
too.
hive-c0re doesn't touch these files anymore (nginx hosts them
directly, see the previous commit) — hive-c0re/swagger-ui-theme/ was
a leftover from the original SWAGGER_UI_OVERWRITE_FOLDER build-hook
design, which this PR moved away from. New location matches the
existing top-level-directory-for-nix-packaged-assets convention
(branding/, claude-plugins/).
Pure rename, no content change: nix/packages/swagger-ui-theme.nix's
three file references updated, everything else picks it up from the
same content hash (nix build .#swagger-ui-theme resolves to the exact
same store path as before the move).
Extends the theme-only alias into the full shape mara asked for on the
PR thread:
1. nix/packages/swagger-ui-dist.nix — plain vendored Swagger UI 5.17.14
dist, sourced directly from the swagger-ui-dist npm package (same
release the Rust utoipa-swagger-ui-vendored crate ships, verified
via matching gitHead commit) rather than through Cargo.lock/cargo.
2. nix/packages/swagger-ui-theme.nix — overlays our 3 override files
(index.html, hyperhive-theme.css, and now swagger-initializer.js)
onto (1).
3. vhosts.nix's swaggerUiLocations now prefix-matches the whole
/api/docs/ tree (not just 2 exact-match files) straight from (2),
plus a `= /api/docs` redirect shim since hive-c0re's own redirect
is going away too. /api/openapi.json (outside this prefix) keeps
proxying to c0re unchanged — that's the one thing that stays
dynamic.
New file swagger-initializer.js needed hand-verification: the plain
vendored copy hardcodes the swagger.io petstore demo URL.
utoipa-swagger-ui normally rewrites it per-request from a {{config}}
placeholder its own build.rs injects — since hive-c0re won't be
serving this file at all once its SwaggerUi mount is removed, that
rewrite has to be baked in statically here instead. Derived by
actually running build.rs's own two transforms (strip the default
layout: line, splice the Config JSON in place of the url/deepLinking
block) against the real vendored file, not typed from scratch —
verified byte-for-byte against what format_config() would produce for
hive-c0re's actual single-URL config, and checked with node --check.
Coordinated with damocles: he's taking the corresponding hive-c0re
side (drop the utoipa-swagger-ui dependency + SwaggerUi::new(...)
mount, keep only the plain /api/openapi.json route) once this lands.
Verified: nix fmt clean; nix build .#swagger-ui-theme succeeds, output
byte-matches the checked-in override files and node --check passes on
swagger-initializer.js; a full nixosSystem eval of nixosModules.default
resolves both new locations (/api/docs/ aliased to the right store
path, = /api/docs redirecting) with auth threaded through.
hive-forge-notify grows a second binary, hive-github-notify. The two
share the notification half of the job — tolerant parse, classification,
formatting, dedupe, todo delivery — and nothing else: each binary owns
its host's protocol outright.
Two binaries rather than one multi-source daemon, and rather than a
cargo feature. A feature would unify across the workspace and cost every
crate its build cache. Two binaries keep the decision in nix: forge.nix
installs the forge unit, github.nix installs the github one under
hyperhive.github.enable, so a hive built without that module has no
github poller in its closure at all — GitHub access is separable (a
tier, a policy boundary), not merely switched off. Both binaries ship
from the existing derivation, so packages.nix is untouched.
The split is real at the code level too, not just at the unit level.
source.rs is a trait; the impls live in the binaries that use them, so
neither binary links the other's protocol code and the library names no
host at all. The forge-only assigned-issue rollup moves into the forge
binary for the same reason: it asks the forge what is assigned to this
agent, which is not a notification-protocol concern.
At runtime the github unit needs a PAT at <state>/github-token, the same
dashboard-provisioned token the gh wrapper and the git credential helper
already use. No PAT: it logs why and exits 0, which is why the unit is
Restart=on-failure and not always.
Forgejo's notifications API is modelled on GitHub's, so one tolerant
parse serves both — the differences (string thread ids, PullRequest vs
Pull) are absorbed by lenient deserializers rather than a second parse
path. Thread ids normalise to String at the parse boundary; they are
only ever opaque keys. Todo keys gain a per-source prefix so the two
hosts cannot collide, and the forge's is deliberately empty to keep
existing forge todo keys stable across the deploy that lands this.
The github loop honours the server's X-Poll-Interval, re-arming only
when the server asks for a slower cadence than ours; the hint is read
before the status check, because it arrives on error and empty pages too
and that is exactly when it matters. Reading the notification stream
needs the notifications scope on the PAT, which a token minted for push
access typically lacks; the failure mode is silence, so docs/github.md
says so explicitly.
The poller was a `tokio::spawn` inside the `hive-agent` serve loop. It
never needed anything from that loop except a socket path, so being
in-process bought nothing and cost two things: a harness restart took
forge notifications down with it, and the whole forge/HTTP dependency
tree was linked into the serve-loop binary.
It is now `hive-forge-notify`, a per-agent daemon with its own systemd
unit, a sibling of `hive-bash-daemon` and `hive-matrix-daemon`. Same
contract as those two: it reaches the harness only by upserting todos on
the in-agent socket, and nowhere else.
The module moves verbatim (`notify.rs`) — the formatters, the activation
gates, the dedupe map and all 33 tests are unchanged. Only the socket
call sites are rewritten, onto a small local `todo_client` rather than
the harness's. That mirrors what both sibling daemons already do, and
the etiquette differs on purpose: the harness's client carries a 60s
backoff schedule sized to ride out a hive-c0re restart, which its
callers need because they have no retry of their own. This poller's two
call sites both sit inside the 30s poll loop and both treat a failure as
"leave the thread unread, try next tick", so the poll interval already
is the retry; a second backoff would only stack sleeps and delay the
rest of the batch.
The unit is `Restart=on-failure`, not `always`. An agent with no forge
account is a supported configuration and the poller reports it by
logging why and exiting 0 — under `always` that clean exit would be a
restart loop on every forge-less agent.
`forgejo-api`, `url` and `time` drop out of `hive-agent`'s dependencies
with the module.
Also corrects docs that outlived the code they described: the persisted
`forge_cursor` field is long gone (forge's own read-state is the durable
record of what has been delivered), but `docs/persistence.md` and the
`harness_state` module docs still documented it as live.
New crate hive-screen-mcp: a stdio MCP bridge activated automatically
when an agent has hyperhive.gui.enable = true. Provides five tools:
- screenshot — grim → saves PNG, returns path for Read tool
- type_text — wtype → Unicode text input (no daemon)
- key_press — ydotool key → combos like ctrl+c, super+l
- mouse_move — ydotool mousemove --absolute
- mouse_click — ydotool click, optionally with prior move
New nix/agent-modules/screen.nix: wires the MCP bridge into
extraMcpServers.screen; adds grim + wtype to systemPackages. Adds
hyperhive.gui.screenInput option (default false) which enables the
ydotoold daemon + ydotool for mouse/keyboard injection via /dev/uinput.
screenshot and type_text work without screenInput. key_press,
mouse_move, and mouse_click return a ydotool error until ydotoold is
running and /dev/uinput is accessible in the container.
package-lock.json was updated in 9edd3750 (dompurify/marked/esbuild
bumps) but npmDepsHash in nix/packages/frontend.nix wasn't recomputed,
breaking the frontend FOD build on main (hash mismatch, fixes#2539).
Recomputed via prefetch-npm-deps frontend/package-lock.json.
