Clean the legacy backlog so the tracker-tag lint can become a required
gate (mara's warn-during-cleanup -> full-tree-enforcement path). Rewrite
the ~33 real `closes/see #NNN` provenance refs in doc-comments to prose
across hive-forge, hive-c0re, hive-ag3nt, hive-matrix-mcp, hive-sh4re,
and add a `lint:allow` line marker to check-issue-refs.sh for genuine
non-tracker `#<digits>` (a hash-digit heading-detection test input).
Tree is now lint-clean; tracker-tag lint ready to promote to required.
Agents that `send(to: "operator")` were easy to miss — they only
surfaced on the FL0W firehose with no read-state (#1469). Surface them
on the Y3R C4LL ("things waiting on you") tab as a proper inbox.
Backend:
- broker: `unread_for_recipient(recipient, limit)` — unacked messages
for a recipient, newest-first. Mirrors `mark_all_read`'s filter
EXACTLY (`recipient = ?1 AND acked_at IS NULL`, no `delivered_at`
condition) so everything listed is exactly what mark-read clears —
operator rows never get `delivered_at` set (no agent-socket recv).
- dashboard: `GET /api/operator-inbox` → `{ messages: [...] }` (id,
from, body, at, in_reply_to, validated file_refs). Mark-read reuses
the existing `POST /api/agent/operator/mark-all-read` (the route
format-validates the name; "operator" passes; `mark_all_read`
already acks `to="operator"` rows).
Frontend (Y3R C4LL):
- New ◆ 1NB0X ◆ section listing unread messages (sender · time · body,
path-linkified) + a "✓ mark all read" button.
- Cold-loaded on page load + on tab activation; appended live from the
broker `sent` stream (deduped on row id); cleared on mark-all-read.
- Unread count folds into the Y3R C4LL tab pill + the browser-title
`(N)` prefix, so messages are visible from any tab.
Removing the now-redundant FL0W operator-inbox UI is a clean follow-up
(deferred to avoid a flow.js conflict with the in-flight #1473).
Backend (broker + route) is host-side — @damocles to review per plan.

UnreadMatrix loose end carries per-room summary lines; render shows
room breakdown with sender: body for single-unread rooms
Add `hivectl gateway {create-user,delete-user,list-users}` subcommands for
managing htpasswd files used by gateway Basic auth. Pure Rust bcrypt
(cost 12, $2y$ prefix nginx accepts). No external htpasswd binary required.
Also fix the NixOS module assertion: `cfg.auth ? htpasswdFile` is always
true in the module system (declared options always exist as keys); switch
to `nullOr path; default = null` + `!= null` check so the assertion
actually fires with a useful error when enable=true but no file is set.
Guard bind-mount and nginx config against null to prevent eval errors.
Update docs/gateway.md to show hivectl commands instead of raw htpasswd.
Part of the docs-migration chore (issue #708). Remove GitHub issue
numbers from inline comments, option descriptions, and rustdoc —
these are contextless noise for anyone reading the code without
access to the original discussions. Replace with prose that captures
the same rationale directly.
No functional change. Build still clean (cargo check passes).
- MessageEvent and DashboardEvent Sent/Delivered now carry id and in_reply_to
- broker.send() includes last_insert_rowid in the emitted event
- recent_all() and recv_batch() include id and in_reply_to from the DB
- deliver_reminders_batch() tracks per-row rowids within the transaction
- dashboard message flow: reply rows are indented with a border-left and a
clickable '↳ reply' tag that scroll-jumps + briefly highlights the parent
- per-agent inbox: reply messages get a '↳ reply ·' prefix and indent

Surface reminder activity statistics (scheduled, delivered, pending counts)
for each agent over configurable time windows. Needed by the per-agent
stats page to display reminder metrics.
Adds:
- ReminderStats struct and ReminderRollup request/response variants
- Broker::reminder_rollup_for(agent, since_secs) method
- Agent and manager socket handlers for the new RPC
- SocketReply mapping for response conversion
Broker schema gains attempt_count INTEGER + last_error TEXT
columns via idempotent ALTER TABLE migration (pragma-probed so
fresh + existing dbs converge). reminder_scheduler::tick calls
record_reminder_failure on every deliver_reminder error,
bumping the counter + stashing the message. get_due_reminders
filters out rows where attempt_count >= MAX_REMINDER_ATTEMPTS
(5) so the scheduler stops retrying a stuck row until the
operator intervenes.
new POST /retry-reminder/{id} → reset_reminder_failure clears
the counters; next 5s tick re-attempts. cancel-reminder
unchanged (hard-delete).
dashboard renders failed rows with a red left rule, the error
text inline, and a ⚠ N failed badge. ↻ R3TRY button appears
when attempt_count > 0 — sits next to ✗ C4NC3L in a small
actions row below the body.
new sqlite table at /state/hyperhive-turn-stats.sqlite on each
agent's state dir. one row per claude turn captures identity
(model, wake_from, result_kind), timing (started/ended_at,
duration_ms), cost (input/output/cache_read/cache_creation token
counts), behaviour (tool_call_count + per-tool breakdown JSON),
and post-turn snapshot metrics (open_threads_count,
open_reminders_count).
wire additions:
- AgentRequest/ManagerRequest::CountPendingReminders +
Broker::count_pending_reminders_for(agent)
- Bus::observe_stream + take_tool_calls — pumps the existing
stdout stream-json, picks out tool_use blocks, accumulates per
turn. bin loops fold the breakdown into each row.
- TurnStats::open_default + TurnStatRow + record() — best-effort
inserts; failures log + don't block the harness.
both ag3nt and m1nd bins capture started_at + duration via
Instant::elapsed, fetch open-thread + reminder counts from
hive-c0re via the existing socket (post-turn, best-effort), and
record one row at turn_end. record_kind splits ok / failed /
prompt_too_long; failures carry the error message in note.
todo entries for host-side vacuum sweep + reading the table back
into agent/dashboard badges.
new 'qu3u3d r3m1nd3rs' section between approvals and operator
inbox. lists every pending reminder with agent, due-relative
timestamp, body, payload path (path-linkified), and a cancel
button. drives off a new /api/reminders endpoint and a
POST /cancel-reminder/{id} that hard-deletes the row.
failure surface (last_error / attempt_count + retry) deferred —
needs a sqlite migration; tracked in TODO.md.
new wire request AgentRequest::Recent { limit } / ManagerRequest::Recent
(plus matching responses with Vec<InboxRow>). InboxRow moved to
hive-sh4re so it lives on both surfaces without an internal-to-wire
conversion. host-side dispatch in agent_server / manager_server
calls broker.recent_for(name, limit).
per-agent web_ui /api/state grew an inbox: Vec<InboxRow> populated
via the same per-agent socket (best-effort; transport failure
returns empty). frontend renders as a collapsible <details> section
between the state row and the terminal — fmt timestamp / from /
body in a tight grid, capped at 16em scrollable. only visible when
there are rows.
undelivered rows are always kept regardless of age (still in flight).
sweep runs immediately on serve start then every hour. logs row count
when non-zero. keep_secs is hard-coded for now (30 days); can be
config-driven later if a host wants to retain more / less for audit.
new mcp tool on the manager surface that queues a question on the
dashboard and returns the question id immediately. operator submits an
answer via /answer-question/<id>; the dashboard fires
HelperEvent::OperatorAnswered { id, question, answer } into the manager
inbox so the next turn picks it up.
also: fix async-form button stuck on spinner after successful submit
(refreshState skipped re-rendering, so the button was never re-enabled).
