Fixes hyperhive#3014.
docs/README.md is a genuine hand-written index for the docs/ tree -
task-oriented reading paths grouped by topic, covering every top-level
doc plus the three subdirectories that already have their own landing
page (web-ui/, tools/, turn-loop/). Adapted from CLAUDE.md's existing
"Reading paths" section (already curated and kept current) rather than
written from scratch, reorganized into headed groups since this is a
landing page, not a flat reference list. Explicitly covers
docs/tools/matrix.md and docs/github.md, per the note on hyperhive#3014
about the content that moved out of README.md's deleted section on
PR #3006 not going undiscoverable.
Top-level README.md's reading-path table (enumerating every doc)
replaced with a single prominent docs-site link, per mara's "replace
docs links table in readme md with a prominent link to the docs
(public host and git relative path)" - both forms present (rendered
site URL, git-relative docs/ path).
Verified every link in docs/README.md resolves to a real file (33
files checked). nix fmt clean, tracker-tag grep clean.
Companion to hyperhive/website#47/#48 - this is what that PRs "index.html
half" needs to exist before it can render, per atlas's note on #48.
Missed mara'\''s reply on this PR before pushing two more commits on top
- she said remove, my first commit trimmed to two bullets, which is
still going into Matrix/GitHub as named subsystems. Deletes the
section outright; the two docs it pointed at (docs/tools/matrix.md,
docs/github.md) are still reachable from CLAUDE.md's reading path and
from docs/tools/README.md, just not named in the top-level README.
Part of hyperhive#1898 (b): every docs subdir should have a top-level
README.md link, achieved by moving/renaming where an existing file
already fits the role.
docs/turn-loop.md already served as the hub + index for the three
sub-pages under turn-loop/ (claude-invocation.md, config.md, mcp.md),
so it moves wholesale rather than leaving a redundant top-level
pointer stub. Fixes every inbound/relative link across the repo
(top-level README.md, CLAUDE.md, docs/persistence.md,
docs/tools/scheduling.md, the sub-pages own back-link, hive-agent
README + doc comments, hive-agent/Cargo.toml, .prettierignore per-file
exemption entry) - grepped the whole tree for both turn-loop.md and
turn-loop/ to find every reference rather than trusting a partial
list.
nix fmt clean, cargo check -p hive-agent clean.
Per mara on hyperhive#1898: the top-level README should not go into
details about impl details or specific subsystems. Trims the
Multi-account Matrix support and GitHub account sections down to a
one-line pointer each.
The matrixAccounts option detail that was only ever documented in the
README (checked: docs/matrix.md is entirely about the host hive-matrix
container, not this per-agent option) moves to docs/tools/matrix.md
instead, next to the account parameter every matrix tool already
takes - the natural home, not a link to a page that never covered it.
README: add a "Overriding nixpkgs" section explaining hyperhive.inputs.
nixpkgs.follows and showing it in the quick-start flake example, since
hyperhive pins its own nixpkgs and consumers embedding it as a flake
input generally want to follow their host's nixpkgs instead.
CLAUDE.md: the repo map still described a hive-ag3nt/ directory
grouping hive-agent, hive-agent-mcp, and hive-agent-wake — that
directory doesn't exist; they're three separate top-level crates.
Also added the three wire-type crates split out of hive-sh4re
(hive-host-sock, hive-priv-sock) and hive-metric, none of which were
listed.
- .prettierrc: proseWrap=preserve (no prose reflow)
- .prettierignore: exclude hivectl-cli.md (auto-generated) + 11 docs
with multi-line list-item continuations prettier would strip to col 0
(CommonMark limitation in prettier's list handling)
- format 16 markdown files: cosmetic only (*→_, table alignment,
heading normalisation) — verified no broken continuations, idempotent
docs/web-ui.md (1315 lines) split into three sub-files:
- docs/web-ui/shape.md — shared SPA skeleton, SSE multiplexing,
Worker-death self-heal, terminal pane, listener bind, relative
paths, atomic repaint, side panel
- docs/web-ui/dashboard.md — SW4RM/Y3R/SYST3M/SCH3DUL3S/S3TT1NGS
tabs, container row, topology tree, selection bar, approval card,
dashboard endpoints + event channel
- docs/web-ui/agent.md — header, terminal, composer, inbox, live
view, slash commands, per-agent endpoints, stats page
docs/web-ui.md replaced with a thin index linking all three.
Section anchors in docs (gateway.md, gotchas.md), Rust doc comments
(hive-ag3nt/src/web_ui.rs), and nix/templates/weston-vnc.nix updated
to point at the correct sub-file. README and CLAUDE.md file-map
updated with sub-file links. Inline // comments in frontend source
left unchanged (they reference the index which redirects to the right
sub-file).
Last pass of the docs-from-code → docs/ epic (#708). Drops every
attribution cookie from docs/ + README.md + CLAUDE.md so the
source-tree files no longer reference the issue tracker. Issue
threads + commit history retain the references — those are the
canonical record.
- README.md: drop #701 / #660×2 / #551 from matrix + display-name
sections, rephrase to convey the semantics directly
- CLAUDE.md: scrub 18 cookies from the file map (#655, #15, #784,
#832, #444, #425, #361, #548, #598, #539, #544, #589, #701,
#658, #280, #660, #551, #764, #772, #793, #14, #805)
- docs/agent-hierarchy.md: drop #658 ×3 (per-agent user is the
current shape, not a transition)
- docs/conventions.md: drop #571 (replaced with a docs xref to
persistence.md::matrix-avatar-sync)
- docs/gateway.md: scrub vhost-map table cookies + Sub-domain
rationale + Per-agent unix-socket upstream + Self-signed TLS +
Firewall posture + HIVE_FORGE_URL + Per-agent error pages
sections; drop the trailing 'Sequencing history' issue list +
the 'Next-up' issue-link footnote
- docs/matrix.md: scrub serverName/gatewayHost + Default-closed
firewall + Provisioning flow + Initial rollout + Assertion
rationale + fluffychat-web build fixes; drop the trailing

Only remaining #NNN in docs/ is the literal markdown-heading
example in docs/forge.md (`#tag`, `#123`, `#!/bin/bash`)
which demonstrates the renderer's behaviour — not an attribution
cookie.

New `docs/gateway.md` consolidates the gateway architecture story
that was spreading across long inline comments in `hive-gateway.nix`,
`hive-matrix.nix`, and `hive-forge.nix`:
- vhost map (which URL serves what, which upstream, which option)
- matrix discovery flow (.well-known → sub-domain delegation
sequence)
- Accept-header SPA fallback pattern (#686 / #729 design history)
- local-dev `localHostsEntry` story
- sub-domain rationale (mara verdict tracking) + when sub-path is
right (hyperhive-internal apps)
- per-vhost tuning knobs (forge LFS, matrix long-poll, agent SSE)
- sequencing history (which PR added which routing piece)
In-code comments in the two nix modules get trimmed to short refs
into the doc — keeps the *why* in the markdown while the *what*
stays alongside the code:
- hive-gateway.nix: top-of-file comment, `agentPortsTable`,
`appendHttpConfig`, every location block + vhost
- hive-matrix.nix: `fluffychat-web-fixed`, `fluffychat-web-imaging`,
the dart compile postInstall
README.md gets a new row in the docs table pointing at gateway.md.
Verified `nix eval` still resolves the same vhost + location layout
after the comment trim — no behavioral change, just less in-code
prose.
Per mara's directive on #609: stand up a single nginx in its own
nixos-container, serve the matrix GUI static dist there, proxy
everything else to hive-c0re. v0 is HTTP-only; TLS / public-domain
shape lands in follow-ups.
New `nix/modules/hive-gateway.nix` declaring `containers.hive-gateway`
modelled on `hive-forge`:
- nixos-container running nginx, shares host netns
- `location /matrix/` → static-serves `hyperhive.matrix.gui.package`
(fluffychat-web by default) when `matrix.gui.enable` is true
- `location /` → proxy_pass to `127.0.0.1:${dashboardPort}` with
websocket + SSE upgrade headers + 1d read timeout
Options (`hyperhive.gateway.*`):
- `enable` (default `true`) — gateway on by default, opt out to bypass
- `port` (default `80`) — nginx listen port on the host
- `upstreamHost` / `upstreamPort` — c0re target, defaults to
`127.0.0.1:${services.hive-c0re.dashboardPort}`
- `openFirewall` (default `true`) — open the listen port
- `localHostsEntry` (default `false`) — when true, adds an
`/etc/hosts` entry mapping `hyperhive.domain` → `127.0.0.1` for
local-dev / test loops without real DNS (per mara's spec)
`hive-c0re.nix` updates: when gateway is enabled, skip wiring
`HIVE_MATRIX_GUI_DIR` (gateway owns `/matrix/` now). When gateway is
off, c0re's pre-existing matrix mount stays as the fallback.
README: short "Optional" block introducing the gateway + the
`localHostsEntry` knob.

support which is a frontend lift
- Subdomain routing for `matrix.${hyperhive.domain}` — same-origin
`/matrix/` is the v0 shape per mara ("leave everything else as is")
Closes part of #609 (matrix GUI re-rooting onto nginx); leaves the
issue open for the subdomain re-root + `.well-known/matrix/client`
piece once the multi-host story matures.
Per [mara on PR #615 comment 7349](http://localhost:3000/hyperhive/hyperhive/pulls/615#issuecomment-7349):

Renames the entire host-side option tree under `services.hyperhive.*`:
- `services.hive-c0re.*` → `services.hyperhive.c0re.*`
- `hyperhive.enable` → `services.hyperhive.enable`
- `hyperhive.domain` → `services.hyperhive.domain`
- `hyperhive.forge.*` → `services.hyperhive.forge.*`
- `hyperhive.matrix.*` → `services.hyperhive.matrix.*`
Per mara's "earlier = less breakage", the previous `services.hive-c0re.enable`
deprecation alias is dropped. Operators get a clear eval error on the
old paths pointing at the rename. Single migration moment.
Per-agent options in `nix/templates/harness-base.nix` (`hyperhive.model`,
`hyperhive.allowedRecipients`, etc.) stay at `hyperhive.*` — they're
container-level config, not services in the NixOS sense.
Verified via `nix flake check --no-build` + an end-to-end NixOS eval
exercising every renamed path.
Follow-up needed: rust source comments referencing the old NixOS
option names (`hive-c0re/src/{meta,coordinator,main,dashboard}.rs`)
should be updated in a separate pure-rust PR to keep this one
strictly nix-only.
- Move options.services.hive-c0re → options.hyperhive.c0re
- Add options.hyperhive.enable to auto-enable c0re + subsystems
- Add deprecation alias for services.hive-c0re.enable (backward compat)
- Update doc references in README, flake.nix, docs, harness-base.nix
- Simplifies config: 'hyperhive.enable = true' now enables everything
Existing operator configs using services.hive-c0re.enable will
continue to work but emit a deprecation warning. Aligns the option
namespace with the existing hyperhive.* family (matrix, forge, domain).

PR #321 changed the model priority to: HIVE_DEFAULT_MODEL (from nix config)
> persisted runtime choice > compiled-in DEFAULT_MODEL. The README now
clarifies that the nix config takes precedence and runtime overrides are
reset on rebuild.
Adds the hyperhive logo (amber-on-dark hexagonal hive) as repo assets
under branding/ — hyperhive.svg (primary, scalable, 5 KB) and
hyperhive.png (raster fallback). Displays the SVG centered at the top
of the README.

claude.md scratchpad rewritten — folds in pronouns option,
extra MCP servers + flakeInputs forwarding, ask_operator
on sub-agents, dashboard compose box with @-mentions, new-
session button, cwd=/state for claude turns, meta-mutex +
stale-lock cleanup.
readme picks up the operator pronouns option example,
the dashboard compose box description, the new slash
commands list, the deployed-sha chip, the per-agent UI
gains new-session.
docs/web-ui.md gains:
- a fuller MESS4GE FL0W description that calls out the
compose box, sticky @-mention recipient, /op-send, and
the manager-name swap
- /op-send in the dashboard endpoint table
- new-session button + /new-session slash command in the
per-agent surface
- compact endpoint now notes 'same session shape as a normal
turn'
docs/turn-loop.md:
- new-session one-shot, cwd=/state with CLAUDE.md auto-load
walking upward, operator-pronouns substitution
- sub-agent tool list grows ask_operator
- new 'Extra MCP servers (per-agent)' section documenting
hyperhive.extraMcpServers + the flakeInputs forwarding

claude.md flips 'in flight' → 'just landed' for the meta
overhaul + extends the file map with meta.rs and migrate.rs.
docs/approvals.md replaces the in-flight callout with a
proper 'Meta flake' section (two-phase deploy walkthrough,
sync_agents semantics, single-phase variants), updates the
two-repo box diagram to include the /var/lib/hyperhive/meta/
tree and tracks flake.nix in applied, rewrites the
container --flake reference to meta#<name>, replaces the
'Manager view of applied' section with a unified
'/agents + /applied + /meta' inventory listing every useful
git incantation, and explains the in-place no-state-loss
migration that now runs on hive-c0re startup.
docs/persistence.md grows entries for the meta repo + the
.meta-migration-done marker. readme box diagram picks up the
/meta RO bind; approval-flow paragraph rewritten end to end
to describe the meta lock dance.
lifecycle::flake_base deleted — the meta render hardcodes
the manager vs agent-base choice as nix expression.
approval_diff now runs git diff refs/heads/main..refs/tags/
proposal/<id> against the applied repo instead of cobbling a
single-file diff from proposed. consequences: multi-file
proposals show every change, manager amendments in proposed
cannot lie about what'll be deployed, no-op proposals render
an explicit '(proposal matches currently-deployed tree)'.
displayed sha prefers fetched_sha (hive-c0re-vouched) and
falls back to commit_ref only for the brief pre-fetch window.
unified_diff helper + similar dep dropped — git diff is the
source of truth now. dead-code allows on the lifecycle git
helpers + approvals.set_fetched_sha come off since all are
wired up. readme picks up the tag flow + /applied RO mount.
