62a8a40e90 hive-forge list trusts the forge's own next-page signal for its trailer 2026-10-21 00:50:01 +02:00

6859eb7f37 hive-forge list's paging trailer counts the rows actually shown
The trailer computed shown as page * rows-on-this-page, so a short last
page (page 27 of 1331 rows at 50/page, 31 rows) was counted as 837 of
1331 and printed a hint to fetch page 28. A page whose unclamped row
offset lands exactly on the total is now recognised as the last one, so
the trailer stays silent there. Shown is also clamped to the total.

ccc6993703 hive-forge: exit after HIVE_FORGE_DEADLINE instead of hanging on a stalled forge
forgejo-api 0.11.1's sync client builds its own reqwest client with no
timeout and takes no caller-supplied client (sync.rs: new and
with_user_agent are the only constructors), so a forge that accepts a
connection and then stalls blocked every typed verb forever.

A watchdog thread now starts before the client is built. After
HIVE_FORGE_DEADLINE seconds (default 900, five minutes above
DOWNLOAD_TIMEOUT) it prints a hive-forge: FAILED: line and exits 75.
It bounds the whole command, not each request, and a write may already
have landed when it fires; the help text and docs/tools/forge.md say so.

9e3a00825b hive-forge: pr edit --base retargets a PR
Forgejo's issue edit endpoint (/issues/<n>) has no base field, so `pr edit`
could not retarget a stacked PR once its base merged. `--base <BRANCH>`
(non-empty) switches the edit onto PATCH /pulls/<n>, which carries `base`
alongside title/body/state/milestone. Without `--base`, `pr edit` is
unchanged and still goes through the issue endpoint.

3d81266483 hive-forge: comments --since --limit returns N, not at most 49
The issue-comments endpoint takes no page or limit, so `comments
--since` cut its window client-side from a whole-list response. The
leftover over-fetch-by-one request (`.page_size(limit + 1)`) was a
no-op and the `--limit` clamp to MAX_LIMIT (49) guarded a truncation
check that no longer needs one.

Drop both: `--since T --limit N` now returns N comments. `comments
--json` still emits `since_limit_clamped`, always `false`. `timeline`
is untouched; its endpoint pages and its clamp stays.

1d56a74aad hive-forge: fetch issue comments in one request; the endpoint has no paging
The forge's issue-comments endpoint takes no page or limit and always
returns the whole thread. #5055 wrapped view's fetch in all_pages, which
never saw a short page on a thread of 50+ comments and fetched the same
list 50 times: `issue view 3782` printed 3000 comments instead of 60.
`comments --limit K` sent K as a page size the forge ignored, so it
returned the whole thread.

view and pr status's last_comment now send one request. comments fetches
the thread once and cuts the --limit / --tail window client-side; the
X-Total-Count probe and the computed-page tail walk are gone, and the
count of comments outside the window is the length of the list.
--since is unchanged.

tests/comments_no_paging.rs runs the binary against a loopback mock
forge whose comments route ignores page and limit, as Forgejo's does.

0e5c61d12c hive-forge: page past the forge's 50-row clamp; show list --json truncation
The forge clamps page_size to 50. branches, pr reviews, the review
bodies merged into `comments <pr>`, and view's comment list each sent
one request, so anything past the first page was dropped silently.
labels::repo_labels did loop, but asked for 100/page and stopped on
`len < 100`, so a clamped full page of 50 ended the walk.

Add verbs::all_pages: requests 50/page until a short page, capped at
50 pages with a stderr warning when the cap is hit. Use it in all of
the above; repo-labels now calls labels::repo_labels instead of its
own copy of the loop.

list --json now prints the same "N of M shown" stderr trailer as the
pretty output; its paging and stdout shape are unchanged.

cf7d357f17 swarm CA: describe the store's pki root as the only anchor in docs and comments
The docs, option descriptions and comments that named the swarm root, the
swarm CA or the hive CA as an existing trust anchor now name the secret
store's pki root or the trust bundle that holds it:

- docs/swarm/README.md, secrets.md, bao.md
- deploy.bao.clientCaFile's and gateway.verifiedProxyTo's descriptions
- comments in hive-c0re/src/meta.rs, hive-agent/src/swarm_queue.rs,
  swarm-logs/src/auth.rs, swarm-controller/src/vcs_metrics.rs,
  hive-forge, swarm-authelia, swarm-ci-runner, glue-bao-tls, swarm-bao,
  swarm-grafana, swarm-otel, otel, hive-c0re, lib/hive-ca-trust.nix,
  hive-forge/Cargo.toml and the flake-update workflow

Nothing behaves differently: every edit is a nix, Rust or TOML comment, an
option description, or a test assertion message. The Rust edits change the
workspace source, which this PR already rebuilds for hivectl.

efbfec6d01 config PRs: remove the hive's config-PR webhook, poll and core merge
An operator's merge on the forge deploys a config PR through
swarm-controller's DeployRequest{rev}. The hive-side path that queued a
MergeConfigPr approval and merged the PR as `core` goes:

- the `/webhook/config-pr` receiver, its HMAC secret, the WebhookRegister
boot node and the org-hook registration; the hive vhost's `/webhook/`
  location
- the 5-minute config-PR poll
- ApprovalKind::MergeConfigPr, its dashboard card, and the deploy DAG it
  drove (DeployWindow, MergeVerify, DeployApply, FinalizeDeploy,
DeployTail), with verify_commit, the two-phase meta deploy, rollback
refs, the PR-failure comment and forge/pr_merge.rs
- `fetched_sha`, `sha_short`/`pr_number` on approval events, and
`sha`/`tag` on HelperEvent::ApprovalResolved: only the merge path set
  them

`config_repo`, `merged_pr_for_commit` and `post_pr_comment` move to
forge/pr_comment.rs for the merged-rev deploy's refusal comment.
Approvals v5 drops stored `merge_config_pr` rows; a test reopens a v4

2c7e586f47 forge: external forge accounts live in swarm bao; the agent fetches them itself
An operator now links an agent's external forge account (label, base URL,
token) in the swarm UI. swarm-controller stores it at
swarm/agents/<agent>/forge/<label>. There is no index: the store's
listing of the agent's forge/ directory is the set of accounts.

In the agent, hive-agent-forge-accounts (oneshot + 2-minute timer, as
the agent user, under its own store certificate) lists
swarm/agents/<agent>/forge/ with the `list` #4866 grants an agent on its
own metadata subtree, reads each account, and writes
<state>/forge-<label>-token and forge-<label>.json in the names and shape
hive-forge -f already reads. An empty listing (a 404, which `bao kv list
-format=json` answers with `{}` and an empty stderr) is zero accounts; a
denial or an unreachable store fails the unit. It never deletes: files
for labels not listed, including ones the hive wrote, stay as they are.

Removed: the dashboard FORGES tab (credentials.js/html section and its
CSS), hive-c0re's extra_forges.rs and its routes, priv_client's
extra-forge calls, and hive-priv's WriteAgentExtraForgeAccount /
DeleteAgentExtraForgeAccount with their helpers. The GITHUB tab and
WriteAgentGithubToken stay.

Also: persistence.md's matrix avatar note names the exit-75 restart on a
changed account listing, not the dashboard, as what brings a linked
account up.

535073011b hive-forge: bound the web-router client's connect and request waits
The raw reqwest client hive-forge uses for Forgejo's web-router-only
routes (attachment downloads, Actions artifact/log routes) had no
timeout, so a hung Forgejo response blocked the calling CLI invocation
indefinitely.

Adds a 5s connect_timeout (matching #4737's outbound-HTTP sites) plus
a per-call request timeout: 15s (config_pr_poll's forge budget) for
the small JSON calls (get_api_json, post_json_web), and 10 minutes for
get_bytes_named/get_bytes_raw, which download attachments, Actions
artifact zips and persisted job logs that can be large.
reqwest::blocking has no separate read/idle timeout, so a single
whole-request budget has to cover those downloads; the smaller JSON
budget would cut them off partway through.

dd32a395f7 agents: pull the forge token from bao; drop tea-login
forge-token.nix fetches swarm/agents/<agent>/forge-token under the
agent's own store identity into /run/hive-agent-forge-token/token, and
re-fetches on a timer so a rotation lands. hive-forge, the git
credential helper, hive-forge-notify, forge-avatar-sync and the web UI
read that file first and fall back to <state>/forge-token.

tea-login is deleted: it copied the token into ~/.config/tea, which
docs/swarm/credentials.md forbids for a store secret. hive-forge covers
the same verbs. swarmctl gains agent mint-forge-token.

392f16cbc0 hive-forge: ci-rerun --run refuses on a PR-triggered run too
--run <id> against a run that was itself PR-triggered has the identical
defect #4632 fixed for --pr: a workflow_dispatch run writes no commit
status, so it can't clear the red (pull_request) check on that PR's sha
no matter how the dispatched run turns out.

resolve_run already distinguishes this case -- it recognizes a run's
prettyref as a PR pseudo-ref (#<n>) via pr_number_from_run_ref, then
used to call branch_for_pr to keep going. It now bails with the same
pr_refusal_message --pr uses instead, before ever building a dispatch
request. branch_for_pr has no other caller (--pr refuses before
touching it too, since #4632), so it's removed rather than left dead.

92100ac1f8 hive-forge: ci-rerun --pr refuses instead of lying about a fix it can't achieve
A workflow_dispatch run writes no commit status, so ci-rerun --pr could
never clear the red (pull_request) check it claimed to be re-running for
- it dispatched a fresh run and printed a success message regardless,
even though the check stays red no matter how that run turns out.

--pr now refuses up front, before dispatching, naming the mechanism and
the working alternative (re-run from the web UI). --run and --branch are
unchanged: --run's own PR-pseudo-ref resolution and --branch's direct
dispatch are both untouched.

Fixes the exit-code/honesty defect from #4613; the workflow_dispatch vs.
pull_request event-type question (whether to close+reopen the PR to fire
a real pull_request event) is a separate, parked decision.

a704a844d1 hive-forge: dependency remove accepts the forge's 201 Created
The forge always answers 201 Created for a successful dependency
removal, but the generated forgejo-api client only treats 200 as
success for that endpoint, so every successful removal surfaced as
ForgejoError::UnexpectedStatusCode(201). apply_and_verify caught this,
read the dependency list back, saw the edge was gone, and printed a
"converged despite a reported error" warning — appropriate for a
genuinely unpredictable anomaly, but this mismatch is deterministic and
not a real problem.

Treat that specific status as success outright on the remove path
instead of routing it through the read-back/warning path. The add
path's different, genuinely intermittent 500-despite-success quirk is
untouched, and a real remove failure still goes through the read-back
and still surfaces if it does not converge.

e588b1803e hive-forge: comments total comes from the comments endpoint, not the issue object
fetch_total read issue_get_issue's comments field, Forgejo's running
counter on the Issue object that also increments for several
non-prose event kinds (review_request, issue_ref, comment_ref,
pull_push, ...) that issue_get_comments never returns. Diffing that
count against a fetched window reported drift that was never real: a
comment that would never be shown at any window size. Live repro on
PR #4333 (damocles's diagnosis on the issue): more_after: 2, both
events non-prose.

Fix: read the total straight off issue_get_comments's own
X-Total-Count header instead — the same endpoint that produces the
window, so the two populations can never drift apart again. Mirrors
timeline.rs's own fetch_total, which made the same move for its
endpoint first. fetch_head now captures the header from the request
it already makes (one fewer round trip in the --limit path); the
--tail/default path still probes once via page_size=1, same shape as
before but now scoped to the endpoint that actually produces the
window.

This also fixes the more serious half: fetch_tail derives its
pagination offset (which page holds the tail) from the same total, so
an inflated total didn't just skew the trailer's count, it could send
the offset math reaching for a page beyond the real thread's end,
returning fewer rows than requested or none at all when fetch_tail's
empty-page guard tripped. New test pins this against fetch_tail's
existing pagination-plan helper.

1be4b81f65 hive-forge: comments/timeline default to newest, timeline gets a real total
Mara's decision on #4179: the default window for comments/timeline (no
flags at all) is now the newest 10, matching an explicit --tail 10 --
agent can still opt into the old oldest-first window via an explicit
--limit. Same restructure in both verbs: limit u64 -> Option<u64>, only
the explicit-limit branch takes the head path now, the tail-or-default
branch covers both --tail N and the no-flags case.

timeline.rs also gets the real fix: TimelineListHeaders.x_total_count is
a genuine field forgejo-api already returns on every timeline call --
verified against the vendored crate source. The old 'no total exists'
premise in the module doc was false, same shape as #3200. Replaced the
over-fetch-by-one boolean 'more' with an exact count via a cheap
page_size=1 fetch_total, mirroring comments.rs's fetch_tail pagination
math for --tail. JSON output reshaped to {events, more_before,
more_after, since_more, since_limit_clamped}, matching comments.rs --
a breaking interface change, intentional.

Also fixed a real pre-existing bug in comments.rs's truncation_note:
the more_before message suggested retrying with --tail, which is
nonsensical since more_before only ever fires from a tail-shaped
window. Now correctly suggests --limit. Added a regression test.

911238ad73 hive-forge: fix pr_merge.rs's dead pr-merge: bail! prefix
7 bail! messages in pr_merge.rs were prefixed pr-merge: -- the flat-alias
verb name that main.rs's renamed-verb list now refuses to run, not the
current pr merge kind-namespaced form. Someone who read the prefix and
tried hive-forge pr-merge got a second, unrelated refusal for a verb that
doesn't exist anymore.

#4157 swept the renamed verbs out of docs, prompts and the deprecation
list; it didn't cover runtime error prefixes, which is where these
survived (same shape as the two pr_status.rs had, fixed in #4182/#4184).

One of the seven also told the reader to check pr status --pr {number};
now pr status {number}, matching #4184's new positional form.
